P医疗(苏州)有限公司生产计划优化研究

【摘要】:随着市场化的深化推进,为了满足人们不断增长日趋多样化的需求,制造企业技术研发的飞跃进步,原先制造业中处于主导地位的规模化大批量生产方式越来越不适应动态变化的市场需求,企业纷纷转向多品种小批量生产模式,这种变化使得企业生产计划与控制的思想和方法遇到了前所未有的挑战。在基于多品种小批量的生产环境下,企业如何实施科学有效的生产计划与控制成为当前生产运营领域研究和应用的热门话题。本文选取了一家典型的多品种小批量医疗设备制造企业——P医疗(苏州)有限公司作为研究对象,对其生产计划与控制体系和流程进行了详细的分析和优化研究。本文在收集、整理、分析资料和数据的基础上,对P医疗(苏州)有限公司基于多品种小批量生产模式下的生产运作管理现状进行了分析和诊断,分析了其产品特点和生产过程中存在的问题,然后对P医疗(苏州)有限公司生产计划和控制体系的现状进行了分析并明确指出了问题所在。在此基础上,应用国内外在生产计划与控制研究方面的先进理论,如制造资源计划(MRPⅡ)、准时制生产方式(JIT)和约束理论(TOC)等,提出了P医疗(苏州)有限公司生产计划与控制流程中的一系列改进策略及实施方法。方法包括需求预测方法、粗能力计算方法、作业排序法、物料ABC分类管理法等。最后通过采取一系列行动措施如培训、计划部门职责调整等使得前面提出的改进策略逐步得到实施,并取得了初步成效,P医疗(苏州)有限公司准时交货率提高了5%~10%,同时库存水平得到了一定的控制,库存周转率提高了30%。本论文的研究成果表明,多种生产计划和控制体系的优化组合应用以及生产计划和控制流程的持续改进,能有效地提高多品种小批量生产模式下制造业的运营绩效如准时交货率、库存周转率等。
