JD建筑装饰企业的发展战略研究

【摘要】:过去35年,我国建筑装饰产业规模以年平均近17%的速度增长,随着国内经济增长趋缓及全球经济的增长乏力,使得国内建筑装饰市场的竞争越来越激烈。同时,JD公司最近几年发展平缓,为解决JD公司日益严重的发展问题,追赶同行发展水平,尽快回到行业百强行列,因此,JD公司需要加大对战略发展规划的重视。 本文以JD公司为研究对象,运用企业战略管理理论与方法,研究国内建筑装饰行业发展趋势,分析JD公司内、外部环境因素,并在此基础上去策划未来三年的JD公司总体发展战略目标,以及JD公司战略制定、战略步骤、职能层措施等,并围绕该目标制定一系列实施措施去保障整体战略目标的实现。 本文通过对JD公司企管办、办公室、财务部以及行业数据进行调查研究、统计分析,对各层级管理人员及外部相关人员进行访谈,在此基础上运用PEST分析法、波特模型对JD公司的外部环境进行分析,总结外部威胁与机遇因素;对JD公司内部环境进行分析研究,总结内部优势与劣势因素,运用SWOT矩阵进行战略分析,依据分析结论策划了到2017年成为建筑装饰行业百强企业,实现10亿元年产值的战略总目标,同时创新界定了JD公司公装业与幕墙业并重的多元化经营战略,商场、写字楼领域的产品差异化战略,寻找合作伙伴建立战略联盟战略等职能性战略目标,并为实现战略目标制定了拓展市场,实施走出去策略;寻找合作伙伴;生产差异化产品;品牌宣传推广;培养与引进人才;完善企业文化;分解管理目标;产业园基地建设;开展科技创新活动;推进信息化建设;加强绩效管理;实施风险管理等一系列具体的实施措施,为战略目标的实现提供保障。
[Abstract]:In the past 35 years, the scale of China's architectural decoration industry has grown at an average annual rate of nearly 17%. With the domestic economic growth slowing down and the global economic growth weak, the competition in the domestic construction decoration market is becoming more and more fierce. At the same time, JD company has a slow development in recent years. In order to solve the increasingly serious development problems of JD Company, to catch up with the development level of peers and return to the top 100 of the industry as soon as possible, JD Company needs to pay more attention to the strategic development planning. This article takes JD Company as the research object, uses the enterprise strategic management theory and method, studies the domestic architectural decoration industry development trend, analyzes the JD company internal and external environment factor, On this basis, the author plans the JD company's overall development strategic objectives for the next three years, as well as the JD company's strategic formulation, strategic steps, functional level measures, etc., and formulates a series of implementation measures around this goal to ensure the realization of the overall strategic objectives. Based on the investigation and analysis of the data of the enterprise management office, the finance department and the industry of JD Company, this paper makes an interview with the managers at all levels and external related personnel. On the basis of this, we use the PEST analysis method. Porter model analyzes the external environment of JD Company, summarizes the external threat and opportunity factors, analyzes and studies the internal environment of JD Company, summarizes the internal advantages and disadvantages, and uses SWOT matrix to carry out strategic analysis. According to the conclusion of the analysis, this paper plans to become a top 100 enterprise in architectural decoration industry by 2017, and realizes the total strategic goal of 1 billion yuan annual output value. At the same time, it innovates and defines the diversified management strategy of JD Company, which pays equal attention to the public clothing industry and curtain wall industry. The strategy of product differentiation in office area, the strategy of finding partners and establishing strategic alliance, etc., and the development of market, the implementation of the strategy of going out, the seeking of partners, the production of differentiated products, etc. Brand promotion; training and introducing talents; perfecting corporate culture; decomposing management objectives; building industrial park base; carrying out scientific and technological innovation activities; promoting information construction; strengthening performance management; Implementation of risk management and a series of specific implementation measures to provide protection for the realization of strategic objectives.
