建筑装饰施工企业项目经理绩效评价方法及其应用研究

【摘要】:近年来,随着我国经济持续、快速、健康的发展,城市化进程不断深入,国内建筑装饰施工企业进入了发展的黄金时期,同时,也面临着日趋激烈的市场竞争。作为建筑装饰施工项目的实际负责人和项目管理工作的承担者,,项目经理的工作也随着施工规模与难度的增大而越来越复杂,为了适应这种变化趋势,如何提高项目经理的工作能力和业务水平,如何加强对项目经理绩效管理已成为建筑装饰施工企业的当务之急。 论文以建筑装饰施工企业项目经理为研究对象,进一步完善建筑装饰施工企业项目经理绩效评价体系,规范建筑装饰施工企业项目经理绩效实施与管理过程,提高企业对项目经理的管理水平。 论文在对绩效管理与建筑装饰施工企业项目经理绩效管理相关国内外研究进行综述的基础上,对建筑装饰施工企业项目经理绩效管理概论,系统管理、目标管理、激励理论等项目经理绩效管理理论,及绩效评价方法等建筑装饰施工企业项目经理绩效管理的理论基础进行了论述;结合实地调查分析了当前建筑装饰施工企业项目经理绩效管理现状,分析了目前我国建筑装饰施工企业的项目特点及管理难点,阐述了建筑装饰施工企业项目经理绩效管理的现状,并指出了建筑装饰施工企业项目经理绩效管理中存在的问题;从业绩和能力两方面对项目经理的绩效进行界定,通过对项目经理业绩和能力的分析,确定绩效指标;通过层次分析法确定指标的权重,将定量指标与定性指标相结合;构建了基于目标管理的业绩评价和基于360度评价方法的能力评价方法体系,构建一套完整的项目经理绩效评价指标体系;从绩效管理流程、组织机构、绩效计划、考核周期、绩效评价等五个方面全面介绍了建筑装饰施工企业项目经理绩效管理与组织实施过程与项目经理绩效评价结果的反馈机制;最后,论文以H企业为例进行实证分析,结果表明:论文构建的评价指标体系具备较强的可操作性,通过反馈沟通与考核结果的应用可促进项目经理业绩和能力的提高。 论文的主要创新之处在于: (1)综合运用目标管理方法与360度绩效评价方法。 (2)完善了建筑装饰施工企业项目经理绩效评价指标体系。将项目经理的绩效评价指标划分为三层,共计32个评价指标,通过层次分析法合理分配指标权重。 (3)规范了建筑装饰施工企业项目经理绩效评价实施与管理过程。 论文的研究有助于提高建筑装饰施工企业项目经理队伍的建设和管理水平,加强建筑施工企业人力资源开发与管理也具有积极的意义,从而实现企业的跨越式发展。
[Abstract]:In recent years, with the sustained, rapid and healthy development of China's economy and the deepening of the urbanization process, domestic architectural decoration construction enterprises have entered the golden period of development, at the same time, they are also facing increasingly fierce market competition. As the actual person in charge of the construction decoration construction project and the person in charge of the project management work, the work of the project manager is becoming more and more complicated with the increase of the construction scale and difficulty. How to improve the working ability and professional level of the project manager and how to strengthen the performance management of the project manager have become the urgent affairs of the construction decoration construction enterprise. This paper takes the project manager of the architectural decoration construction enterprise as the research object, further consummates the performance evaluation system of the project manager of the building decoration construction enterprise, standardizes the performance implementation and management process of the project manager of the building decoration construction enterprise. Improve the management of project managers. On the basis of summarizing the domestic and international research on performance management and project manager's performance management, this paper gives an introduction to performance management, system management and objective management of project manager in architectural decoration construction enterprise. The theory foundation of project manager performance management in construction decoration construction enterprises such as incentive theory and performance evaluation method are discussed. Based on the field investigation, the paper analyzes the present situation of project manager's performance management in the construction enterprises of architectural decoration, and analyzes the project characteristics and management difficulties of the construction enterprises in our country at present. This paper expounds the present situation of performance management of project managers in architectural decoration construction enterprises, points out the problems existing in the performance management of project managers in architectural decoration construction enterprises, defines the performance of project managers from the aspects of performance and ability. Through the analysis of the project manager's performance and ability, the performance index is determined, the weight of the index is determined by analytic hierarchy process, and the quantitative index is combined with the qualitative index. The performance evaluation system based on objective management and the ability evaluation system based on 360 degree evaluation method are constructed, and a complete set of performance evaluation index system of project manager is constructed, which includes performance management process, organization, performance plan, appraisal cycle, etc. The paper introduces the feedback mechanism of performance management and organization implementation process of project manager and the result of performance evaluation of project manager in building decoration construction enterprise from five aspects. Finally, the paper takes H enterprise as an example to carry on the empirical analysis. The results show that the evaluation index system constructed in this paper has strong maneuverability and can promote the improvement of project manager's performance and ability through feedback communication and application of evaluation results. The main innovations of the thesis are: Integrated use of objective management method and 360 degree performance evaluation method. 2) perfecting the performance evaluation index system of project manager in architectural decoration construction enterprise. The performance evaluation index of project manager is divided into three layers, and 32 evaluation indexes are divided into three layers, and the weights of indicators are allocated reasonably by AHP. The implementation and management process of performance evaluation of project managers in architectural decoration construction enterprises are standardized. The research of this paper is helpful to improve the construction and management level of project managers in architectural decoration construction enterprises and to strengthen the development and management of human resources in construction enterprises so as to realize the leap-forward development of enterprises.
