湖南银联律师事务所战略研究

【摘要】:随着社会经济进步以及人们法制意识的增强,我国律师业有了长足的发展,与此同时律师业的竞争环境却日趋激烈。湖南银联律师事务所(下称“银联律所”)成立之初占据证券法律服务专业化的高位,曾经业绩辉煌,但在新的竞争环境下,银联律所却逐渐失去市场竞争力。 本文根据战略研究的理论研究成果,结合笔者执业实践,从银联律所面对的内外环境分析入手,总结出银联律所的机遇与挑战,优势和劣势。然后对银联律所可能采取的竞争战略逐一分析,认为现阶段银联律所只能采用“适当专业化”集中型战略发展路径。在选择专业化方向和细分市场上,笔者运用目标市场定位的GE矩阵分析法,确定银联律所应自我定位于“中小企业非诉法律服务专家”,专注于为长株潭地区的中小型企业提供日常深度类、投融资、兼并收购类的法律服务。最后,,以战略绩效管理工具的平衡计分卡思想作为银联律所“适度专业化”战略执行的框架,从财务、客户、内部流程、学习与成长四个向度出发构建了12个战略目标和7个具体行动方案,并提出组织和分配制度的改革应作为战略实施的组织保障。 本文系统辨证地分析了银联律所市场竞争现状,制定了恰当的战略措施,希望能对正处于转型和探索期的银联律所提供战略方面帮助和指导,促进银联律所发展壮大;也希望对发展水平和行业环境相似的中西部其他律师事务所提供参考和借鉴。
[Abstract]:With the social and economic progress and the enhancement of people's awareness of the legal system, the legal profession in our country has made great progress. At the same time, the competitive environment of the legal profession is becoming increasingly fierce. When the Hunan UnionPay Law firm (hereinafter referred to as the "UnionPay Law firm") was established, it occupied a high position in the specialization of securities legal services, and had a brilliant performance, but in the new competitive environment, UnionPay is losing market competitiveness. Based on the theoretical research results of strategic research and the author's practice, this paper summarizes the opportunities and challenges of UnionPay firms from the analysis of the internal and external environment faced by UnionPay Law firms. Strengths and weaknesses. Then the competitive strategy that may be adopted by UnionPay firms is analyzed one by one, and it is concluded that at the present stage, UnionPay firms can only adopt the "appropriate specialization" centralized strategy development path. In choosing the direction of specialization and the market segments, By using the GE matrix analysis method of target market orientation, the author determines that UnionPay Law firm should position itself as "non-litigation legal service expert of small and medium-sized enterprises", focusing on providing daily depth classes, investment and financing for small and medium-sized enterprises in Changsha-Zhuzhou-Xiangtan area. Finally, the balanced Scorecard idea of strategic performance management tools is used as the framework for the "moderately professional" strategic implementation of UnionPay firm, from the financial, customer, internal processes, Based on the four dimensions of learning and growth, 12 strategic objectives and 7 concrete action plans are constructed, and the reform of the organization and distribution system should be taken as the organizational guarantee for the implementation of the strategy. This paper systematically analyzes the current situation of market competition of UnionPay firms, and formulates appropriate strategic measures, hoping to provide strategic help and guidance to the firms in the period of transition and exploration, so as to promote the development and growth of UnionPay firms. It also hopes to provide reference to other law firms in the Midwest with similar development level and industry environment.
