YT公司涂装车间生产管理方式改进研究

【摘要】:随着全球经济一体化进程的加快,制造业竞争日趋激烈,成本压力急剧上升,传统的管理理念和生产方式已不能满足现代化企业的生产要求。而精益生产方式是当今世界工业界主导生产组织管理方式之一,其基本思想是通过实现准时生产,消除生产过程中的一切浪费,以快速多变的生产方式和个性化的产品应对多变的市场需求。精益生产也是运营管理改善的目标。本文以YT公司涂装车间为载体,讨论精益思想在生产管理中的应用。目的是运用精益生产相关理论工具方法,对车间生产管理情况实施改进,力求提升生产运营水平,从而提高生产效率和质量,缩短周期,降低成本。本文首先介绍研究背景及意义、研究内容和方法,综述运营管理的理论和发展趋势、精益生产方式的工具方法等。其次,介绍了YT客车公司生产体系和涂装车间的概况,对涂装车间生产效率、计划排产、库存管理、人员管理、质量管理等状况进行了全面分析;再次,结合运营管理及精益生产思想,根据消除浪费、均衡生产、标准化等原理,针对车间当前的问题,制定了产品分流设计、计划管理及库存管理改进、质量标准化、人员管理优化等方面的改进方案。最后对车间生产管理改进方案制定一系列保障机制,并对改进方案的实施效果进行全面分析,同时提出下步的改进方向。本文聚焦YT客车涂装车间生产管理方式的改进,从该车间的现状分析及生产运营管理存在的问题入手,通过产品分线的流水线设计、线平衡、标准化等精益生产方法推动,辅之以车间组织能力和组织文化的支撑,经过一年的实践,实现生产周期缩短17.3%,库存资金下降40多万,8小时人均产出工时提升35.5%,单车问题数下降46%,总之,车间在生产效率、质量、生产成本、交付周期等各方面都有明显提升。改进方案和保障措施不仅对公司内部其它部门具有普遍意义,对于同类型的企业具有一定的参考价值。
[Abstract]:With the acceleration of the process of global economic integration, the competition of manufacturing industry is becoming more and more fierce, and the cost pressure is rising sharply. Traditional management concepts and production methods can not meet the production requirements of modern enterprises. Lean production is one of the leading production organization management methods in the world. Its basic idea is to achieve just-in-time production, eliminate all waste in the production process. Rapid and changeable production and personalized products to meet the changing market demand. Lean production is also the goal of operational management improvement. This paper takes YT painting workshop as the carrier. This paper discusses the application of lean thought in production management. The purpose is to improve the production management of workshop by using the relevant theoretical tools and methods of lean production, and to improve the level of production operation. In order to improve the production efficiency and quality, shorten the cycle, reduce the cost. Firstly, this paper introduces the research background and significance, research content and methods, and summarizes the theory and development trend of operation management. Secondly, it introduces the production system of YT bus company and the general situation of painting workshop, production efficiency, production planning, inventory management, personnel management. Quality management and other conditions were comprehensively analyzed; Thirdly, according to the principles of eliminating waste, balanced production, standardization and so on, combined with the idea of operation management and lean production, this paper formulates the product shunt design, plan management and inventory management improvement in view of the current problems in the workshop. Quality standardization, personnel management optimization and other aspects of the improvement program. Finally, the workshop production management improvement program to formulate a series of security mechanisms, and the implementation of the improvement program to carry out a comprehensive analysis. This paper focuses on the improvement of the production management mode of YT bus painting workshop, starting with the analysis of the present situation of the workshop and the problems existing in the production and operation management. Through the product line pipeline design, line balance, standardization and other lean production methods, supplemented by workshop organizational capacity and organizational culture support, after one year of practice, the production cycle can be shortened by 17.3%. Inventory funds dropped by more than 400,000 hours per capita output man-hours increased by 35.5. the number of bicycle problems dropped by 460.In short, the production efficiency, quality, and production cost of the workshop. The improvement scheme and safeguard measures are not only of universal significance to other departments of the company, but also of certain reference value to the same type of enterprises.
