【摘要】:战略的根本目的是要解决企业的发展问题。转型战略是战略改变的一种特殊形式,是企业与变化着的环境不断对话的过程,其主要目的是保正企业所拥有的特异性资源与企业面临的环境相适应,从而增强企业的市场竞争优势,增进企业的持续进步。转型成功的关键在于获取和培养"企业对外部环境的准确把握能力"和"企业内部要有与外部环境适应的关键资源"。随着中国房地产市场的降温及政策的持续调控,中国建筑设计市场总量也随之日渐萎缩。然而,当前在中国建筑设计企业数量、设计人员队伍却很庞大,整个建筑设计行业发展面临严峻形势,行业整体面对任务不足,市场竞争相当激烈,业务规模受到强烈冲击。梁黄顾筑设计(深圳)有限公司目前的发展战略已与外部环境出现冲突,为能在市场竞争中获取持续发展,企业必须通过转型发展,通过对各个业务部门进行调整、收缩规模、节约开支、挖掘潜力等措施积极应对。本文理论联系实际,在企业的外部环境分析时,本文通过运用PEST分析方法对LWK(深圳)所在的外部进行宏观总体环境分析,并运用波特五力竞争模型的方法分析LWK(深圳)所在的建筑设计行业进行行业分析,从而归纳出LWK(深圳)在整个建筑设计行业所具有的机遇和威胁;在企业的内部资源分析时,本文通过SWOT模型分析法找出企业内部存在的优势、劣势,并得出企业的SO、ST、WO、WT等战略,并通过深入地分析,从而制定出符合LWK(深圳)实际的发展转型战略:"实行专业化、特色化的转型"。并在其指导下,进行经营战略、业务层战略、人力资源战略、品牌战略等的重新规划,通过明确战略目标,健全公司组织机构,增强企业员工的成本意识,推动内部管理制度建设,加强企业文化建设等保障措施,形成促进转型战略得以成功实施。
