RH公司生产作业流程重组后的绩效考评研究

【摘要】:东南亚廉价劳动力市场的兴起逐渐让中国失去劳动成本的绝对优势,越来越多的国内外公司将加工程序转移到劳动力成本较低的国家,造成国内加工制造公司竞争愈演愈烈的局面。劳动力成本逐年攀升,使劳动密集型的服装加工公司很难在严峻的生存环境中立足,面临顾客需求的多样化,产品交付周期的缩短以及产品性价比的提高,国内的很多服装加工公司已在不同程度开展了流程重组工作,将“增加产量”调整为“保值盈利”的战略,以应对激烈的市场竞争。文章在对小型服装加工公司--RH公司的生产作业流程进行分析的过程中,发现其现有流程中作业反复现象明显,带来成本高、效率低的弊端,严重加大了公司运营的压力,故而提出针对其生产作业流程进行重组的构想。为此,在兼顾公司实际情况的前提下,利用作业成本模型开展了生产作业流程的重组工作;根据问卷调查结果及专家意见选取重组后生产作业流程的绩效考评指标,并运用层次分析法确定各指标权重,为新作业流程量身设计了绩效考评方案,使各个环节的作业情况一目了然,更有利于公司改进相应生产作业流程;最后对绩效考评方案做了信度与效度检验,在理论上证明了绩效考评方案的可靠性,从而更好的达到降低公司运营成本,提高公司核心竞争力的目的。
[Abstract]:The rise of the cheap labor market in Southeast Asia has gradually deprived China of the absolute advantage of labor costs. More and more domestic and foreign companies are transferring processing procedures to countries with lower labor costs. As a result of the increasingly competitive situation of domestic processing and manufacturing companies, the labor costs are rising year by year, which makes it difficult for the labor-intensive garment processing companies to establish themselves in the severe living environment and face the diversification of customer needs. With the shortening of the product delivery cycle and the improvement of the product-to-price ratio, many domestic garment processing companies have carried out the process reengineering work to varying degrees, adjusting the "increase in output" to the strategy of "maintaining profits". In order to cope with the fierce market competition, this paper analyzes the production process of RH Company, a small garment processing company, and finds out that the repeated phenomenon of operation in the existing process is obvious, which brings the disadvantages of high cost and low efficiency. It seriously increases the pressure of the operation of the company, so it puts forward the idea of reorganizing its production process. Therefore, under the premise of taking into account the actual situation of the company, the reengineering of the production process is carried out by using the activity-based cost model. According to the result of questionnaire survey and expert opinion, the performance evaluation index of the reorganized production process is selected, and the weight of each index is determined by using the analytic hierarchy process (AHP), and the performance evaluation scheme is designed for the new process. It is more helpful for the company to improve the corresponding production process. Finally, the reliability and validity of the performance appraisal scheme are tested, which proves the reliability of the performance appraisal scheme in theory. In order to better achieve the purpose of reducing the company operating costs and improving the core competitiveness of the company.
