一汽集团越野车产品研制流程优化研究

【摘要】:在中国十三五改革强军规划“军民融合”的发展战略及装备建设“两成两力”的原则背景下,我国越野车辆装备进入了一个跨越式的发展时期。越野车辆是战时实施部队快速机动的主要手段,建立一支强大的战略、战役越野车辆装备力量,对提升中国国防实力及取得战争的胜利来说至关重要。一汽集团自2009年开始,通过我国第三代越野车辆的研制,于2014年成功完成设计定型,在向顾客交付“高质量、高可靠性”越野车产品的同时也积极进行越野车辆研制经验积累及过程总结,形成了适合越野车辆研制及开发的《产品研制流程》,在越野车辆装备行业内属于首次发布,交付的研制流程、经验、规范、全套技术文件模板等成果逐渐在越野车辆系统内得到推广及应用。在取得成绩的同时,我们也应该勇于面对不足,虽然一汽集团通过研制经验的积累及总结,解决了越野车辆研制流程缺失的问题,形成的研制流程也能初步指导后续变型车产品的开发及过程控制,但在研制流程精益化、科学性、系统性上还有很大的不足及改进空间,需要进行针对性的、合理性的流程思考、优化完善及精益化设计,提升研制流程的科学性及适宜性,确保一汽集团越野车产品能按流程便捷、高效的开展。本文通过简要介绍一汽集团越野车辆研制流程的主要内容,剖析现阶段一汽集团越野车产品研制流程存在问题及原因,通过采用流程改进及整体优化等方法进行了越野车产品研制流程思考及优化的探析与研究。确立了一汽集团越野车产品研制流程优化方案的目标及原则。确定了越野车产品研制流程优化方案的主要内容,定位于研制流程整体、工作任务配置、典型关键重要过程的效率及质量提升等方面入手,提升研制流程价值创造能力及研制工作效能。同时从管理上、技术上等维度进行了可行性分析及评价,验证了研制流程优化方案的可实施性及合理性。同时搭建“集产品研制流程、工作规定、研发工具、IT化建设、知识积累”于一体的研制流程体系,共同保障越野车产品研制项目管理、需求论证、方案设计、工程验证、产品定型等工作有机结合在一起,保证研制工作效率及协同效应的持续改善及提升;最后依托研制组织架构重组、研制能力发展等多方面保障手段确保优化后的研制流程能够得到真正的落地实施,达到提升研制效率,降低研制成本,缩短研制周期,提高顾客满意度的效果,最终实现一汽集团越野车产品研制流程优化改进,促进一汽集团越野车产品研制工作高质、高效运行,使一汽集团走上“质量效益型企业”的绿色发展之路。
[Abstract]:Under the background of the development strategy of "military and civil integration" in the 13th Five-Year Plan of China's reform and strengthening army and the principle of "22% strength" in equipment construction, China's cross-country vehicle equipment has entered a period of leapfrogging development. Off-road vehicles are the main means to implement the rapid maneuvering of troops in wartime. It is very important to establish a powerful strategy and equipment for the off-road vehicles in battle to enhance China's national defense strength and win the war. Since 2009, FAW Group has successfully completed the design finalization in 2014 through the development of the third generation off-road vehicles in China, and is delivering "high quality" to customers. The high reliability "off-road vehicle products" are also actively engaged in the cross-country vehicle development experience accumulation and process summary, forming a "product development process" suitable for the cross-country vehicle development and development, which is the first issue in the off-road vehicle equipment industry. Delivery of the development process, experience, specifications, full set of technical documents template and other results in the cross-country vehicle system gradually to be promoted and applied. At the same time, we should be brave enough to face up to the shortcomings, although FAW Group has solved the problem of missing the development process of off-road vehicles through the accumulation and summing up of research experience. The developed research process can also be used to guide the development and process control of the following variant vehicle products. However, there are still a lot of deficiencies and room for improvement in the development process of lean, scientific and systematic, which need to be targeted. Rational process thinking, optimization, perfection and lean design, to enhance the scientific and appropriate development process, to ensure that FAW Group off-road vehicle products can be carried out according to the process convenient and efficient. This paper briefly introduces the main contents of the development process of off-road vehicles in FAW Group, and analyzes the problems and causes of the development process of off-road vehicles in FAW Group at the present stage. By adopting the methods of process improvement and overall optimization, the paper analyzes and studies the process of development and optimization of off-road vehicle products. The objective and principle of the development process optimization scheme of FAW off-road vehicle are established. The main contents of the optimization scheme of the product development process of the off-road vehicle are determined. It is located in the aspects of the whole development process, the assignment of the work task, the efficiency and the quality improvement of the typical key important process, and so on. Enhance the development process value creation ability and development efficiency. At the same time, the feasibility analysis and evaluation are carried out from the aspects of management and technology, which verifies the feasibility and rationality of the development process optimization scheme. At the same time, we should build a research process system that integrates product development processes, work regulations, R & D tools, IT construction, knowledge accumulation, and jointly guarantees the project management, demand demonstration, project design, engineering verification of off-road vehicle product development. Product finalization and other work are organically combined to ensure continuous improvement and promotion of the efficiency and synergy of research and development. Finally, it relies on the reorganization of the organizational structure of the research and development. The development of research capability and other means to ensure that the optimized development process can be truly implemented, to improve the development efficiency, reduce the development costs, shorten the development cycle, and improve customer satisfaction. Finally, the optimization and improvement of the development process of FAW Group off-road vehicle product is realized, and the high quality and high efficiency operation of FAW Group off-road vehicle product development is promoted, which makes FAW Group go on the green development road of "quality and benefit enterprise".
