上海A公司供应商质量管理体系完善的应用研究

【摘要】:随着经济日益发展,市场竞争不再局限于企业之间,而是越来越趋于企业的整个供应链竞争。在竞争激烈的环境下,对作为整个供应链源头的供应商的管理,成为使一个企业更好地生存和成长的重要因素。显然,供应商产品质量管理和控制不仅有利于降低成本,提高产品质量,而且有利于企业缩短生产周期,提高客户满意度,还有利于优化整个供应链流程,提升企业的市场竞争力和占有率。作为风力发电整机装配企业的A公司,在公司快速发展的机遇中带着艰辛和严峻的挑战,目前公司的供应链质量管理还不成熟,没有建立规范的供应商质量管理方法。本文首先从供应商的选择、供应商的质量管理、供应商质量评价三个方面分析目前A公司供应商质量管理现状。然后指出对供应商审核力度不足、供应商选择评价比较主观、供应商绩效管理的不足、供应商很少参与产品早期开、与供应商交流不畅这几个方面分析A公司供应商质量管理发展过程中存在的问题。针对这些问题,本文从加强审核先期策划工作到跟踪审核后的整改措施等方法来弥补审核力度不足问题;针对不同产品的供应商进行分类质量管理改善公司原有质量评价体系;完善供应商的绩效评价体系,将供应商表现划分为A、B、C、D四类进行不同管理;解决供应商关系管理(SRM)平台改善与供应商交流不畅的问题;改进传统的新产品开发的模式邀请供应商参与早期项目开发,充分利用供应商的技术优势和专业经验,和供应商真正实现互利共赢的合作。
[Abstract]:With the development of economy, the market competition is no longer confined to the enterprises, but the competition of the whole supply chain is becoming more and more. In the competitive environment, the management of the suppliers, who are the source of the whole supply chain, is becoming more and more important. It is obvious that supplier product quality management and control can not only reduce cost and improve product quality, but also shorten production cycle and improve customer satisfaction. It is also conducive to optimizing the entire supply chain process and enhancing the market competitiveness and market share of the enterprises. As a wind power generator assembly enterprise, company A is facing arduous and severe challenges in the rapid development of the company. At present, the supply chain quality management of the company is not mature, there is no standard supplier quality management method. This paper analyzes the current situation of supplier quality management in company A from three aspects of supplier quality evaluation, and points out that the supplier audit is insufficient, the supplier selection evaluation is subjective, and the supplier performance management is insufficient. Suppliers rarely participate in the early opening of products, and the problems in the development of supplier quality management in company A are analyzed in the aspects of poor communication with suppliers. This article from the strengthening of audit planning work to track the review after the rectification measures to make up for the lack of audit strength, for different product suppliers to classify quality management to improve the company's original quality evaluation system; Improve the supplier performance evaluation system, divide the supplier performance into four categories of different management, solve the problem that the SRM platform improves the communication with the supplier. Improve the traditional new product development model invite suppliers to participate in early project development, make full use of suppliers' technical advantages and professional experience, and truly achieve win-win cooperation with suppliers.
