呼和浩特中燃公司供应商管理优化方案设计

【摘要】:呼和浩特中燃城市燃气发展有限公司(简称呼和浩特中燃公司)是典型的城市燃气企业。呼和浩特中燃公司主营业务为燃气供应、燃气销售服务、燃气管道安装及焦炭、苯、煤焦油生产等。采购工作使得企业与外界联系更加紧密,与其他企业的合作更加深入,内外部资源的利用效率提升,企业供应链得以完善,供应商关系得到巩固。同时,有效的采购活动可以转变企业“大而全”、“小而全”的管理思想,使企业集中精力将有限的资源和财力投入在发展和壮大上,从而提升企业的核心竞争力。同时,随着企业间竞争和合作的深入,供应商管理的优化工作逐渐成为企业管理者和学者关注的重点。通过对呼和浩特中燃公司供应商管理进行优化方案设计可以对目前企业供应商管理和评估出现的问题进行改进,提升供应商管理水平,实现企业管理目标和发展战略。 本文采取理论分析和实际论证的方法,首先介绍和分析呼和浩特中燃公司概况及采购管理现状分析。其次,分析了供应商管理的现状和供应商评价目前存在的问题。接下来,通过在呼和浩特中燃公司供应商管理的供应商准入、分类管理、激励和战略联盟等方面进行优化方案设计,达到缩短采购时间,降低采购成本,发挥人力资源优势,完善订单管理和物资需求的目的。最后,结合公司供应商评估的目的和要求,按照供应商评估优化方案的基本步骤,分析比对各种评估方法的优缺点,重点对层次分析法进行研究,选定层次分析法和模糊分析法结合构建供应商综合评价模型。然后通过对呼和浩特中燃公司三家燃气表供应商运用此方法进行供应商综合评价的具体实施和运用,验证该供应商综合评价方法的可行性和有效性,从而对供应商评价管理进行优化。论文从采购管理工作特别是供应商管理工作的相关内容出发,分析了呼和浩特中燃公司采购管理现状、供应商管理工作存在的问题、提出优化改进方案,运用层次分析法和模糊综合评价法构造出比较完整的供应商评估模型,从而对呼和浩特中燃采购管理工作特别是供应商管理工作进行优化指导。
[Abstract]:Hohhot Zhongguo City Gas Development Co., Ltd (Hohhot Zhongguo Company) is a typical city gas enterprise. The main business of Hohhot Zhongguo Company is gas supply, gas sales service, gas pipeline installation and coke, benzene, etc. Coal tar production and so on. Procurement work makes enterprises more closely contact with the outside world, more in-depth cooperation with other enterprises, the use of internal and external resources to improve efficiency, enterprise supply chain to be improved, supplier relations have been consolidated. Effective purchasing activities can change the management ideas of "large and complete" and "small and complete", so that enterprises can concentrate their limited resources and financial resources on development and growth, thereby enhancing the core competitiveness of enterprises. With the deepening of competition and cooperation among enterprises, The optimization of supplier management has gradually become the focus of the enterprise managers and scholars. Through the optimization scheme design of the supplier management of Huhehaote Zhongguo Company, we can improve the problems existing in the enterprise supplier management and evaluation. Improve supplier management, achieve business management goals and development strategies. This paper adopts the method of theoretical analysis and practical demonstration, firstly introduces and analyzes the general situation of Huhehaote Zhongguo Company and the present situation of purchasing management. Secondly, it analyzes the current situation of supplier management and the problems existing in supplier evaluation. By optimizing the scheme design of supplier access, classification management, incentive and strategic alliance in the supplier management of Huhhot, we can shorten the purchasing time, reduce the purchasing cost, and bring into play the advantages of human resources. Finally, combined with the purpose and requirements of supplier evaluation, according to the basic steps of supplier evaluation optimization program, the advantages and disadvantages of various evaluation methods are analyzed and compared. Focus on the analytic hierarchy process, The comprehensive evaluation model of suppliers is constructed by combining AHP and fuzzy analysis. Then, through the application of this method to the three gas meter suppliers of Huhehaote Zhongguo Company, the comprehensive evaluation of suppliers is carried out and applied. To verify the feasibility and effectiveness of the comprehensive supplier evaluation method and optimize the supplier evaluation management, this paper starts from the procurement management work, especially the related content of supplier management. This paper analyzes the current situation of procurement management in Huhhot Zhongguo Company and the problems existing in supplier management, puts forward the optimization and improvement scheme, and constructs a relatively complete supplier evaluation model by using the analytic hierarchy process and fuzzy comprehensive evaluation method. So as to Hohhot fire procurement management, especially the supplier management optimization guidance.
