【摘要】:自从21世纪以来,世界经济一体化进程的加快带动了汽车产业布局的全球化调整,,也给我国汽车零部件行业的发展带来了巨大的机会和挑战。科技更新速度的加快、消费者需求多样化、产品生命周期缩短、人力成本的大幅上涨、行业内部竞争的加剧都推动了我国汽车零部件企业在管理理念上和管理技术上的提升。而其中,降低成本已成为汽车零部件行业普遍关注的焦点,受行业特性影响,汽车零部件的对外采购成本占总销售额的60-70%,高比例的采购成本也使汽车零部件企业意识到凭借过去自身资源优势和经营方式已经不能对抗外部环境的变化,只有变更原有的市场交易方式和经营方式,对供应商的关系进行重新定位,由原来的竞争对手关系向合作伙伴关系转变,建立共赢为基础的供应商管理体系,才能提高链内企业的竞争力,增强应对外部风险的应变力。 本文首先从供应商的理论基础出发,从资源基础论、交易成本论、协同理论、价值链理论等诸多理论来探析供应商管理的重要意义。由于企业内部资源是有限的,企业要赢得市场上的竞争,就必须要整合企业外部资源。加上外部交易存在信息不对称、谈判和履约成本,交易费用的存在势必会提高企业的成本,唯有通过与供应商建立合作伙伴关系才能降低未来交易的不确定性以及提高资源整合效率,增强协同效应,才能攫取竞争优势。 其次,本文对先进外资公司BW公司的供应商管理实践进行研究,从供应商的采购模式、供应商的甄选和审核、供应商核心绩效评价、信息管理四个方面来陈述BW供应商管理的现状,结合作者在BW公司工作的实际情况,从多角度来描述了企业供应商组织架构到具体流程以及相关的供应商管理方法,较为完整的介绍了BW供应商管理的实际情况。 再次,通过对BW供应商管理现状分析,发现BW供应商管理具有敏捷性、实用性、程序公平及利益一致等特点,但仍然存在着较多的问题。供应商关系管理定位模糊、难以建立互信机制和利益共享、采购组织模式设置不合理、供应商绩效考核体系冗长、难以形成协同效应都是BW在供应商管理中面对的一些重大问题,本文对这些主要问题及其表现进行了阐述,并对其进行分析。 最后,通过对BW供应商管理的研究分析,同时在一些供应商理论和方法的指导下,结合我国汽车零部件行业的特性及当前我国汽车零部件发展的现状,提出了一些具有可行性、可操作性的意见和建议,提供了一系列从供应商关系定位、到信任的合作伙伴关系建立、科学的供应商管理运作流程、新产品开发流程的柔性供应链建设及多方面供应商管理的对策,望对我国汽车零部件企业供应商管理提供一些借鉴和指引。
[Abstract]:Since 21th century, the acceleration of the process of world economic integration has led to the global adjustment of the automobile industry layout, and has also brought great opportunities and challenges to the development of the auto parts industry in China. The diversification of consumer demand, the shortening of product life cycle, the sharp rise of manpower cost and the intensification of competition within the industry all promote the improvement of management concept and management technology of automobile parts enterprises in our country. Cost reduction has become the focus of attention in the automotive parts industry, affected by the characteristics of the industry. The external purchasing cost of auto parts accounts for 60-70% of the total sales volume. The high proportion of purchasing costs also makes auto parts enterprises realize that they can no longer cope with changes in the external environment by virtue of their own resource advantages and mode of operation. Only by changing the original market transaction mode and management mode, repositioning the supplier relationship, changing from the original competitor relationship to the partnership relationship, establishing a win-win supplier management system, In order to improve the competitiveness of enterprises in the chain, enhance the resilience to external risks. In this paper, the importance of supplier management is analyzed from the perspective of supplier theory, resource based theory, transaction cost theory, coordination theory, value chain theory and so on. In order to win the competition in the market, an enterprise must integrate its external resources. With the existence of information asymmetry in external transactions, negotiation and performance costs, the existence of transaction costs is bound to increase the cost of the enterprise. Only by establishing a partnership with suppliers can we reduce the uncertainty of future transactions, improve the efficiency of resource integration, enhance the synergy, and seize the competitive advantage. Secondly, this paper studies the supplier management practice of BW Company, an advanced foreign company, from the perspective of supplier purchasing model, supplier selection and audit, supplier core performance evaluation, This paper describes the current situation of BW supplier management in four aspects of information management. Combining with the actual situation of the author's work in BW Company, it describes the enterprise supplier organization structure to the specific process and the relevant supplier management methods from various angles. The actual situation of BW supplier management is introduced completely. Thirdly, by analyzing the current situation of BW supplier management, it is found that BW supplier management has the characteristics of agility, practicability, fair procedure and consistent interests, but there are still many problems. It is difficult to establish mutual trust mechanism and benefit sharing, procurement organization model is not reasonable, supplier performance appraisal system is long, and it is difficult to form synergy effect are some of the major problems faced by BW in supplier management. In this paper, the main problems and their performance are described and analyzed. Finally, through the research and analysis of BW supplier management, under the guidance of some supplier theories and methods, combined with the characteristics of automobile parts industry in China and the current situation of automobile parts development in China, Put forward some feasible, operable opinions and suggestions, provide a series of from supplier relationship orientation, to trust the establishment of partnership, scientific supplier management operation process, The flexible supply chain construction of new product development process and the countermeasures of supplier management in many aspects are expected to provide some reference and guidance for supplier management of automobile parts enterprises in China.
