银光公司物资采购流程优化设计

【摘要】:采购是现代企业经营管理的重要组成部分,在企业的总生产成本中,采购成本所占的比例最高,通常能占到销售额的60%左右,甚至更高,位居各种分项成本的首位。随着全球经济一体化模式的发展,企业市场竞争环境日益复杂、多变,采购在企业经营管理中的重要性也越发凸显。传统采购是一种操作性的业务工作,而现代采购则是企业实现战略目标、提高核心竞争力的重要手段。采购已逐渐成为企业在生产优化、产品销售以外,挖掘效益、创造利润的又一关键点和利润源。 银光公司是国家“一五”计划中的156个重点项目之一,是国家重点保军企业,也是国内四大聚氨酯化工制造商之一。然而,自2008年经济危机以来,面对两头市场的挤压,虽然企业的销售收入呈逐年扩大趋势,但企业的利润增幅却不尽如人意。作为经营管理工作的重要组成部分,公司在2011年进行了物资采购流程再造,但仍存在许多问题。流程不合理、管理方法不科学等严重影响了企业的物资采购管理水平,如若不及时调整,进一步开展物资采购精细化管理,将给企业的持续健康稳定发展带来极大的负面影响。 本文从现代采购管理理论出发,在对银光公司现有的采购管理及其存在的问题进行了全面分析的基础上,进而从采购整体流程、物资策略性矩阵分类战略、供应商管理流程和库存管理流程三个方面提出公司采购管理流程的优化方案,并对优化方案的实施保障和支持系统做了阐述,以期帮助公司提升物资采购管理水平,为公司的物资采购精细化管理提供具体的思路与方法。
[Abstract]:Procurement is an important part of modern enterprise management. Among the total production costs, procurement costs account for the highest proportion, usually accounting for about 60% of sales, or even higher. With the development of the global economic integration model, the competitive environment of the enterprise market is becoming more and more complex and changeable. The importance of purchasing in enterprise management is becoming more and more prominent. Traditional procurement is an operational business work, while modern procurement is the realization of strategic objectives. Procurement has gradually become another key point and profit source for enterprises to tap benefits and create profits in addition to production optimization and product sales. Yinguang is one of the 156 key projects in the "first five year Plan", a national key military enterprise and one of the four largest domestic polyurethane chemical manufacturers. However, since the economic crisis of 2008, it has been facing the squeeze of two markets. Although the sales income of the enterprise is increasing year by year, the profit increase of the enterprise is not satisfactory. As an important part of the management work, the company carried out the material procurement process reengineering in 2011. However, there are still many problems, such as unreasonable flow and unscientific management methods, which seriously affect the management level of material procurement in enterprises. If we do not adjust in time, we will further develop the fine management of material procurement. It will bring great negative effects to the sustained, healthy and stable development of the enterprise. Based on the theory of modern purchasing management, this paper makes a comprehensive analysis of the existing purchasing management and its existing problems of Yinguang Company, and then classifies the material strategic matrix strategy from the overall purchasing process. Three aspects of supplier management process and inventory management process are put forward to optimize the purchasing management process of the company, and the implementation guarantee and support system of the optimization scheme are described in order to help the company improve the level of material procurement management. For the company's material procurement management to provide specific ideas and methods.
