【摘要】:从2008年以来,金融危机、欧债危机相继而至,国际市场需求日渐低迷,而原材料价格却大幅上涨,人工成本也大大增加,使得利润微薄的消费电子产品代工行业内部的竞争更加激烈,作为世界领先的电子合约制造商,P公司同时还面临着客户对产品的品质要求越来越高、每季度的降价要求、产品本身较短的生命周期等压力。企业经营的最终目标是追求利润最大化,源于丰田汽车公司的精益生产方式经过近40年的发展已经被证实是消除浪费,增加价值的强力武器,推行精益生产方式对增加企业的利润意义重大,P公司总部也早就意识到了精益生产的重要性,在经济低迷的大环境下,推行精益生产势在必行。本文首先介绍了精益生产产生的背景,接下来依次阐述了精益生产的概念与其历史发展阶段、精益生产的核心思想,并着重分析了精益企业对浪费的理解以及精益生产常用的工具。随后本文系统介绍了P公司的基本情况,分析了公司推行精益生产方式的背景,通过剖析P公司生产过程中存在的主要问题,对实行精益生产的必要性和可行性做了详细阐述;结合经济环境的背景和自身企业的特点,创造性地提出了企业推行精益生产的规则;从公司推行精益生产的目的、精益项目的选择、精益活动实施的步骤,到精益活动对项目成员的要求及改善成果的评价做了详细的介绍,精益生产的规则为P公司下属的各分公司的精益生产提供了指导原则和实施依据,接着本文对P公司改善精益生产的实施进行了详细的论述,从改善团队的成立到丰富多彩的精益活动;接下来详细介绍了精益生产在P公司的具体运用,包括对装配线生产力的提升、PCBA物料补充系统的优化及项目团队工作流程的优化等。本文最后系统总结了P公司推行精益生产以来所取得的成果,并结合公司目前的现状,提出了更具挑战性的问题。
[Abstract]:Since 2008, the financial crisis and the European debt crisis have come one after another. Demand in the international market has been declining day by day, while the prices of raw materials have risen substantially, and the cost of labor has increased greatly. The competition within the contract industry of consumer electronics products, which has a meagre profit, has become more intense. As the world's leading electronic contract manufacturer, CIP is also facing increasing customer demand for the quality of its products and quarterly price reduction requirements. The product itself has shorter life cycle and other pressures. The ultimate goal of enterprise management is to pursue profit maximization. After nearly 40 years of development, the lean production mode of Toyota Motor Company has been proved to be a powerful weapon to eliminate waste and add value. The promotion of lean production is of great significance to increase the profit of enterprises. The headquarters of P Company has realized the importance of lean production for a long time. In the environment of economic downturn, it is imperative to carry out lean production. This paper first introduces the background of lean production, then expounds the concept of lean production and its historical development stage, the core idea of lean production. The understanding of waste in lean enterprises and the tools commonly used in lean production are analyzed. Then this paper systematically introduces the basic situation of P Company, analyzes the background of the company to implement lean production, through the analysis of the main problems in the production process of P Company, the necessity and feasibility of implementing lean production are described in detail. According to the background of the economic environment and the characteristics of the enterprises, this paper creatively puts forward the rules for the enterprises to carry out lean production, the purpose of promoting lean production, the selection of lean items, the steps of implementing lean activities, To Lean activities, the requirements of project members and the evaluation of improvement results are introduced in detail. The Lean production rules provide the guiding principles and implementation basis for Lean production in all branches of P Company. Then, this paper discusses the implementation of improving lean production in P Company in detail, from the establishment of improving team to rich and colorful lean activities, and then introduces the specific application of lean production in P Company in detail. Including the assembly line productivity improvement PCBA material supplement system optimization and project team workflow optimization. At the end of this paper, the achievements of lean production in P Company are systematically summarized, and some more challenging problems are put forward in combination with the present situation of the company.
