【摘要】：供应链管理是在现代科技高速发展、产品极其丰富的条件下发展起来的管理理念,它涉及各种企业及企业管理的方方面面,是一种跨行业的管理,是企业之间作为贸易伙伴,为追求共同经营利益的最大化而共同作出努力的一种管理思想。本文以供应链协同为主题,以跨国通信设备制造商A为例,研究在通信设备业集中采招标模式下,如何适时调整供应链管理的策略,尤其是,通过建立独特的供应链协同机制的方法,对组织、流程和工具进行改进,将供应链协同理论与产品生命周期管理理论、约束理论相结合,充分调动各方积极性,达到供应链的及时响应和前驱调整,发展出一套适应于中国通信设备集中采购模式的供应链协同机制,保障稳定的供应,争取市场份额。论文首先阐述了供应链管理、供应链协同的相关理论,并提出将供应链协同与产品生命周期管理和约束理论相结合的方法。接着,结合整个通信制造业的发展史,对A公司的状况作了简单的介绍。今天,通信制造业的发展已经进入了市场相对成熟、发展相对稳定、竞争不断加剧的时代,新的集采招标模式带来了新的要求,对供应链带来的挑战是：一、需求的高度不确定性带来的供应链波动；二、产品快速升级换代对供应链的冲击；三、需求爆发与大幅波动带来的供应瓶颈。供应链的竞争成为整体竞争的重要决定因素之一,而目前A公司的供应链管理体系已经无法适应新的要求,必须要予以改进。针对这样的情况,本文给出了供应链协同机制的优化目标及方案,即通过建立特别行动小组的方法对组织和流程进行重构；以供应链的信息共享平台为工具,结合产品生命周期管理与约束理论进行供应链优化,从而建立起一套能够满足集中采购模式的供应链协同机制。本研究的意义就在于,探讨在集中采购这种无法提供需求预测或预测不准,产品快速升级换代,需求集中爆发带来资源瓶颈的情况下,如何建立合适的供应链协同机制,满足这种特殊需求的要求,取得集采项目的供应成功。作为组织的知识和智慧总结、固化和优化的过程。这套供应链协同机制的建立,为以后更好的进行供应链管理,提高供应链的价值和公司的核心竞争力,提供了良好的范例；其所采用的方法,也将在以后的经营中被保持下来并不断优化。这样的经验,不仅仅可以为通信行业的供应链管理提供借鉴,也同样可以给其他行业在面对集采需求,或者无法预测或预测不准的大规模、集中又重要的客户需求时,提供一些供应链管理的操作思路。
[Abstract]:Supply chain management (SCM) is a management concept developed under the condition of rapid development of modern science and technology and extremely rich products. It involves all aspects of enterprise and enterprise management, is a kind of cross-industry management, and is a trading partner between enterprises. A management idea that seeks to maximize the benefits of joint management. This paper takes supply chain cooperation as the theme, taking multinational communication equipment manufacturer A as an example to study how to adjust the strategy of supply chain management in time under the mode of centralized bidding in communication equipment industry, especially, By establishing a unique supply chain coordination mechanism, the organization, process and tools are improved, the supply chain coordination theory is combined with the product life cycle management theory, and the constraint theory is combined to fully mobilize the enthusiasm of all parties. In order to achieve timely response and precursor adjustment of supply chain, a supply chain coordination mechanism suitable for centralized purchasing mode of Chinese communication equipment is developed to ensure stable supply and gain market share. In this paper, the relevant theories of supply chain management and supply chain collaboration are introduced, and the method of combining supply chain coordination with product lifecycle management and constraint theory is proposed. Then, combined with the history of the entire communications manufacturing industry, A company's situation is briefly introduced. Today, the development of communication manufacturing industry has entered a relatively mature market, relatively stable development, increasing competition, the new collection bidding model has brought new requirements, the challenges to the supply chain are: 1. Supply chain fluctuation brought by high uncertainty of demand; second, the impact of rapid product upgrading on supply chain; third, the supply bottleneck caused by demand outburst and large fluctuation. The competition of supply chain has become one of the important determinants of the overall competition, but the supply chain management system of company A has been unable to adapt to the new requirements, which must be improved. In view of this situation, this paper gives the optimization goal and scheme of supply chain coordination mechanism, that is, reconstructing the organization and process by establishing special action group, taking the information sharing platform of supply chain as the tool, Based on the theory of product lifecycle management and constraint, the supply chain optimization is carried out, and a supply chain coordination mechanism which can satisfy the centralized purchasing mode is established. The significance of this study is to explore how to establish a suitable supply chain coordination mechanism under the condition that centralized procurement can not provide demand forecasting or forecasting is not accurate, products are rapidly upgraded, and demand burst brings resource bottlenecks. Meet the demand of this kind of special demand, obtain the supply of collection project success. As an organization of knowledge and wisdom summary, solidification and optimization of the process. The establishment of the supply chain coordination mechanism provides a good example for the future supply chain management, the value of the supply chain and the core competitiveness of the company.
