S企业锁定“窗口”模型对优化供应链功能的研究

【摘要】:在全球信息化逐步发展的今天,中国市场竞争理念以及环境发生革新的当下,我们不仅意识到传统的标准化生产方式从“一对多”逐渐发展到了现在的“一对一”的定制化服务模式,还关注到供应链有效管理已经慢慢发展成为全球各企业和学术方面共同关注的焦点问题之一,供应链管理一般涉及到四个方面:供应、生产计划、需求、物流,其中企业的生产计划乃是供应链管理的核心组成部分。而目前对供应链环境下企业生产计划方面的研究还是相对少的。 S企业的产品规格差距较大:有大有小,是一家财富500强的跨行业工业生产领导者企业。公司总部坐落于美国,其业务遍布全球超过35个国家。其公司技术专注于流体技术和能源基础建设两个领域,该公司的主要产品包括如下:用在食品饮料行业的食品加工系统,用在石油天然气行业的往复泵,服务于电力公司的变压器,以及服务于电厂的冷却系统。其产品均属于订单式批量生产模式下的产物,随着中国区工厂的投资力度的增大,对产量和供应的要求也在迅速增加,如何在激烈的市场竞争中使其立于不败之地,在发展中该企业的传统的生产管理模式面临着严峻的考验,企业高层也对其生产管理提出了一定的要求和改革方案,迫切需要合理可行的方案来优化供应链的各环节的运作,达到紧密合作为客户服务做贡献,促进其销售额。 本文以S现代企业机械制造业的经营环境为背景,在分析S企业现有的生产数据,销售数据,库存结构,物料数据的基本上,将供应链各环节与生产计划相关联部分各个击破,并结合一定的宏观管理思路和作者的企业实践经验,论述如何运用锁定“窗口”模型,从绝对锁定生产计划衍生到相对锁定供应链各环节并优化供应链这一理念,解决一些公司面临的具有挑战性的经营活动,为S企业因产品种类繁多,库存压力大,预测需求变动大,随意的变更其生产计划而引发企业生产经营活动的混乱和运营成本的增加等问题提供了有力的解决方案。 论文首先阐述了该公司的当前生产管理面临的问题和现象,对该公司需求预测,主生产计划,采购计划,库存计划,生产产能计划等现状深入分析的基础上,建立锁定“窗口”模型:从三个层面提出了计划优化思路,围绕锁定主生产计划主线,同时提出如何相关锁定供应链各环节:需求计划,生产计划,采购计划的具体步骤与实施措施,最后从相关指标的改善与追踪来检验锁定“窗口”模型改进S企业生产管理的实施效果及可能还存在的问题,为后续的研究奠定一定的基础。 实践应用中,本文通过从不同的供应链模块出发分析,采用锁定“窗口”模型指导主生产计划和相关供应链不同环节“窗口”进行落实,丰富企业的各个计划层次,并且使每个层级的计划都能做到详细具体,从而提高了生产计划在生产系统中的指导性和合理性,提高订单各环节响应速度,尽量使企业避免不必要的浪费,具有更强的竞争力。同时力争在结合供应链管理优化的基础上,采用其他一些并行的组织构架调整,人员调整和设备调整的手段,使其生产管控结构更加合理。 由于此锁定“窗口”优化思路尚处于部分实施的过程,因此只能进行预期效果的展望和参考,希望通过本文提出的锁定“窗口”模型将会改变S企业生产计划管理系统现有的状况,做到以需求为导向,计划为手段,改变原有的为供应所“绑架”的局面,加强供应链各环节的紧密合作关系,,加快企业的订单相应速度,增强其客户满意度和企业竞争力。 随着S企业的进一步发展,计划管理体系也必将面临新的一些问题,因此其供应链各环节管理水平也要不断地学习和改进,这才能使该企业的生产计划管理体系和结构适应企业自身发展的需要。
[Abstract]:With the development of the global information technology and the innovation of the Chinese market competition concept and environment, we not only realize that the traditional standardized production mode has gradually developed from "one to many" to the present "one to one" customized service mode, but also that the effective management of the supply chain has gradually developed into the world. One of the focus issues of mutual concern in enterprises and academics, supply chain management generally involves four aspects: supply, production planning, demand, logistics, and enterprise production planning is the core component of supply chain management. At present, the research on enterprise production planning in the supply chain environment is relatively small.
The S company has a large gap in product specifications: large and small, a cross industry industrial production leader with a fortune 500. The company's headquarters is located in the United States and its business covers more than 35 countries around the world. Its company technology focuses on two fields of fluid technology and energy infrastructure. The company's main products are as follows: in food The food processing system in the beverage industry, used in the reciprocating pumps in the oil and gas industry, serving the transformer of the power company, and the cooling system serving the power plant, all belong to the product of the order batch production model. With the increase of the investment in the factory in China, the demand for production and supply is also increasing rapidly, such as In the fierce market competition, how to make it invincible, in the development of the traditional production management model of the enterprise is facing a severe test. The enterprise high level also put forward certain requirements and reform plan for its production management. It is urgent to optimize the operation of all links of the supply chain and achieve close cooperation. The customer service contributes to the promotion of its sales.
This paper, taking the operating environment of S modern enterprise machinery manufacturing industry as the background, analyzes the existing production data, sales data, inventory structure and material data of S enterprises, and breaks each link of the supply chain with the production plan, and discusses how to carry out a certain macro management idea and the author's practical experience. By locking the "window" model, from the absolute locking production plan to the relative lock up supply chain and optimizing the supply chain, we can solve the challenging business activities faced by some companies, and cause the S enterprise to cause the enterprise because of the variety of products, the large pressure of inventory, the large change of the forecast demand and the random change of its production plan. It provides a powerful solution to the confusion of production and business activities and the increase of operating costs.
This paper first expounds the problems and phenomena of the company's current production management. On the basis of the in-depth analysis of the company's demand forecast, the main production plan, the purchase plan, the inventory plan, the production capacity plan and so on, the lock "window" model is set up. The plan optimization idea is put forward from three levels, and the main production plan is locked around. At the same time, it puts forward how to lock the various links of the supply chain: the specific steps and the implementation measures of the demand plan, production plan and purchasing plan. Finally, the improvement and tracking of the related indexes will be used to test the implementation effect and the existing problems of the "window" model to improve the production management of S enterprises. The foundation.
In practice, through the analysis of the different supply chain modules, this paper uses the lock "window" model to guide the main production plan and the different links of the supply chain to carry out the "window", enriches the various planning levels of the enterprise, and makes the plan of each level can be detailed and detailed, thus improving the production plan in production. The guidance and rationality of the system will improve the response speed of the order of each link, try to avoid unnecessary waste and have a stronger competitiveness. At the same time, we strive to use some other parallel organizational structure, adjustment of personnel and equipment adjustment on the basis of supply chain management optimization, so that the production management and control structure is more important. It is reasonable.
Because this locking "window" optimization idea is still in part of the implementation process, it can only carry on the expectation and reference of the expected effect. It is hoped that the current situation of the S enterprise production planning management system will be changed by the lock "window" model proposed in this paper. The "kidnapping" situation strengthens the close cooperation relationship in all links of the supply chain, speeds up the corresponding order of enterprises, and enhances their customer satisfaction and enterprise competitiveness.
With the further development of S enterprises, the planned management system will also face some new problems, so the management level of each link of the supply chain should also be continuously studied and improved, which can make the production planning management system and structure adapt to the needs of the enterprise itself.
