海拉车灯注塑模具供应商选择与管理研究

【摘要】:2014年,世界经济总体呈趋稳的态势,我国国内消费增长虽然面临下降的压力,但经济增长速度仍然将保持平稳趋势,总体向上的宏观环境,为中国汽车产业的发展创造了极好的条件。据不完全统计,一辆汽车70%的零部件都是通过模具加工和制造而成,开发一个全新车型,至少需要上千套模具,从而被称为“汽车工业之母”的汽车模具行业在汽车工业飞速发展的带动下,这无疑是一个利好因素。中国模具市场就如同一块诱人的“大蛋糕”,吸引着国内国外模具制造商,对于汽车零部件厂商来讲,,因为模具制造业属于高技术资金密集型,所以大多数零部件厂商的模具制造都是委托第三方模具公司制作的,从而如何采购到低成本高质量的模具,成为汽车零部件制造商提高企业竞争力的重要课题。 本文运用目前采购与供应链管理的基础理论知识,选取海拉车灯采购部门在中国区对于车灯注塑模具开发阶段的供应商选择方法和对模具开发的一系列实例,对海拉中国区目前注塑模具供应商选择目前存在的主要问题进行了阐述和原因分析,主要包括没有统一的管理和集中的方式导致各个子公司独立进行采购,注塑模具的开发成本不能得到有效的控制,模具开发时间经常被拖延以及模具质量不能满足后期生产的需求,供应商资质不清晰且缺乏技术管理等方面问题。 针对上述问题,提出海拉车灯模具采购方面的供应链和采购策略的优化方法,主要包括供应商资质评价体系的建立,从最开始的供应商甄选到供应商的评定,到供应商体系的形成和完善;结合供应商评价体系对模具供应商的选择方法也提出了基本方法和改善意见,主要包括供应商的标准:从价格角度,从时间角度,从质量角度及其他影响模具开发的重要因素等。在模具采购策略上,更加倾向于集中采购发包,模具开发的国产化及突出各个注塑模具供应商的制造优势等方面。 因注塑模具的开发是伴随着整个汽车车灯项目开发而进行的,注塑模具的前期开发管理直接导致后期模具交付和验收后的使用,故而本文的最后一章继续从项目管理和供应商战略管理等方面阐述了针对注塑模具供应商的管理策略。供应商的关系管理作为近些年来供应链管理的一个重要组成部分,将采购货物按照重要度与供应商的合作策略进行分类有利于提高模具采购和开发的效率,同时海拉车灯特色下的供应商管理强调的是过程控制,即模具技术支持小组是与采购部门相辅相成的一个重要部门,通过技术支持小组在模具整个开发前期的过程控制,有利提高模具开发的质量并满足客户的要求;采购部门同时通过对供应商的商务控制将采购风险降低。 总之,本文结合采购与供应链管理,项目管理等知识,阐述了目前海拉集团注塑模具采购过程中遇到的主要问题,对供应商的评价和选择及注塑模具供应商的管理提出来改善策略。从而有利于完善海拉集团内部的模具供应商评价体系,优化海拉集团内部注塑模具采购流程,提高了供应商选择的水平和方法,并强调了对于注塑模具供应商的管理,从而确保海拉集团能在注塑模具采购中保持较高的竞争力。
[Abstract]:In 2014, the world economy is generally stabilizing. China's domestic consumption growth is facing downward pressure, but the economic growth rate will remain stable. The overall upward macro-environment has created excellent conditions for the development of China's automobile industry. According to incomplete statistics, 70% of the parts and components of a car are processed by moulds. With the rapid development of the automotive industry, it is undoubtedly a good factor to develop a brand-new model. The Chinese mold market is like an attractive "big cake" attracting domestic and foreign mold manufacturers. Right For automotive parts manufacturers, because the mold manufacturing industry is high-tech capital-intensive, so most of the mold manufacturers are entrusted to the third-party mold manufacturing companies, so how to procure low-cost and high-quality molds has become an important issue for automotive parts manufacturers to improve their competitiveness.
Based on the basic theory of purchasing and supply chain management at present, this paper chooses the supplier selection method of Haila Lamp Purchasing Department in the stage of lamp injection mold development in China and a series of examples of mold development, and expounds the main problems existing in the supplier selection of injection mold in Haila China. Reasons analysis, mainly including the lack of unified management and centralized way to lead to the independent procurement of various subsidiaries, injection mold development costs can not be effectively controlled, mold development time is often delayed, mold quality can not meet the needs of later production, supplier qualification is not clear and lack of technical management and so on. Problem.
Aiming at the above problems, this paper puts forward the optimization methods of supply chain and purchasing strategy in the mold purchasing of Haila automobile lamp, mainly including the establishment of supplier qualification evaluation system, from the initial supplier selection to supplier evaluation, to the formation and perfection of supplier system, and the selection method of mold supplier combined with supplier evaluation system. The basic methods and improvement suggestions are also put forward, mainly including the supplier's standards: from the price point of view, from the time point of view, from the quality point of view and other important factors affecting mold development. Potential and so on.
Because the development of injection mold is accompanied by the development of the whole automobile lamp project, the pre-development and management of injection mold directly lead to the delivery and use of the post-acceptance mold, so the last chapter of this paper continues to elaborate the management strategy for injection mold suppliers from the project management and supplier strategic management. As an important part of supply chain management in recent years, supplier relationship management classifies purchased goods according to their importance and supplier's cooperation strategy to improve the efficiency of mold purchasing and development. At the same time, supplier management with Haila's lamp features emphasizes process control, that is, mold technical support group. It is an important department which is complementary to the purchasing department. Through the process control of the technical support group in the whole pre-development stage of the mold, it is advantageous to improve the quality of mold development and meet the customer's requirements.
In a word, this paper combines the knowledge of purchasing and supply chain management, project management and so on, expounds the main problems encountered in the process of purchasing injection molds of Haila Group at present, and puts forward some improvement strategies for supplier evaluation and selection and management of injection mold suppliers. To optimize the purchasing process of injection mold in Haila Group, improve the level and method of supplier selection, and emphasize the management of injection mold suppliers, so as to ensure that Haila Group can maintain a higher competitiveness in the procurement of injection mold.
