博成汽车部件公司供应商质量管理研究

【摘要】:随着社会生产专业化程度的提高和社会分工的发展,越来越多的企业开始采用供应链经营模式,将非核心业务外包给其它专业厂家生产,而专注于提升自身的核心能力。原材料与零部件供应商和核心企业一起共同完成产品的生产过程,供应商产品质量和交付能力对于企业最终产品的质量和服务质量有着极其重要的影响,传统的只关注企业内部资源的利用和优化的质量管理思想已不能满足供应链管理环境的要求。为切实提升产品质量和服务质量,核心企业的质量管理职能不能再仅局限于本企业内部,而应延伸至供应商,构建基于供应链环境的供应商质量管理体系。 博成汽车部件(长沙)有限公司的供应商质量管理工作存在未实行供应商分类管理、供应商选择评估机制欠完善、供应商未参与新产品设计与开发、供应商质量控制工作待改进、供应商动态管理体系不健全等问题,给博成公司产品质量和交付能力造成了不小的影响。本文从流程优化和有效执行的角度设计了博成公司的供应商质量管理改进方案,方案通过供应商分类管理和优化供应商选择评估机制、供应商协同参与新产品设计与开发、严格执行供应商生产件批准程序、加强小批量生产阶段供应商质量控制和科学确定批量生产阶段来料检验方案、健全供应商绩效综合评估和动态管理体系等方面全面改进博成公司供应商质量管理工作,并从组织、人才、财务、制度等方面提出了改进方案的实施保障措施。方案的有效实施将可实现博成公司供应商质量管理工作的科学化和规范化,取得优选供应商、提升供应商产品质量水平及优化供应商队伍等预期效果。 本文的研究成果可为博成汽车部件公司优化供应商质量管理体系、提高供应商质量管理水平、提升产品质量和交付能力、巩固供应链竞争优势提供参考与借鉴,对于国内制造业企业改进供应商质量管理也具有一定的参考意义。
[Abstract]:With the development of social production specialization and social division of labor, more and more enterprises begin to adopt supply chain management mode, outsourcing non-core business to other professional manufacturers, and focusing on improving their core competence. Raw materials and parts suppliers and core enterprises work together to complete the production process of products, supplier product quality and delivery capacity for the enterprise final product quality and service quality has an extremely important impact. The traditional quality management thought which only pays attention to the utilization and optimization of enterprise internal resources can no longer meet the requirements of supply chain management environment. In order to improve the product quality and service quality, the quality management function of the core enterprise should not be confined to the enterprise, but should be extended to the supplier, and the supplier quality management system based on the supply chain environment should be constructed. In the supplier quality management of Bocheng Automotive parts (Changsha) Co., Ltd, the supplier classification management is not carried out, the supplier selection and evaluation mechanism is not perfect, and the supplier does not participate in the design and development of the new product. The quality control of suppliers should be improved, and the dynamic management system of suppliers is not perfect, which has a great impact on the product quality and delivery ability of Bocheng Company. In this paper, from the point of view of process optimization and effective execution, we design the supplier quality management improvement scheme of Bocheng Company. Through the supplier classification management and the optimization of supplier selection and evaluation mechanism, the suppliers participate in the new product design and development in cooperation. Strictly implement the supplier production parts approval procedure, strengthen supplier quality control in small batch production stage and scientifically determine incoming inspection plan for batch production stage, The comprehensive evaluation of supplier performance and the dynamic management system are improved in order to improve the supplier quality management of Bocheng Company. The implementation of the improvement scheme is put forward from the aspects of organization, talent, finance, system and so on. The effective implementation of the scheme will realize the scientific and standardized supplier quality management of Bocheng Company, obtain the expected results of selecting suppliers, improving the quality level of suppliers and optimizing the supplier team. The research results of this paper can be used as reference to optimize supplier quality management system, improve supplier quality management level, improve product quality and delivery ability, and consolidate competitive advantage of supply chain. It also has some reference significance for domestic manufacturing enterprises to improve supplier quality management.
