供应链视角下DT公司研发物料采购控制策略

【摘要】:通信行业在我国国民经济中起着非常重要的作用,行业内技术不断进步,产品不断更新换代。在保证产品质量的前提下尽可能缩短研发周期,是企业竞争力的一个重要来源。采购领域的交货延迟会拉长企业的研发周期,阻碍企业这一竞争力的发挥,因此企业开始日益注重控制研发物料采购中的不确定因素,减少交货延迟的程度和次数,以保证研发活动的连续性。 研发物料的采购活动具有不同于生产物料的特点,其交货延迟的原因和解决方法也有很大差异。已有的采购相关理论多针对生产物料,忽略了研发物料的特点。本文从DT公司实际出发,通过优化公司内部研发与采购活动,建立起完善的采购流程,并针对外部供应商设计有效的奖惩机制,以提高研发物料的采购效率。 本文在对DT公司的数据收集、分析和处理的基础之上,从企业内部、企业外部以及内外部沟通三个角度分析企业研发物料采购交货延迟的具体原因,并结合研发物料采购的特点,从供应商奖惩策略以及内部优化策略两个方面探讨企业如何保证准时供货,提高采购工作的效率。结合DT公司的背景,总结了公司在内部流程与组织模式方面的问题,并提出在组织模式和采购流程方面进行改进。结合研发型企业的特点,针对供应商交货问题,提出了在传统的供应商延迟惩罚基础之上,增加由于供应商之间供货表现差异而产生的惩罚因子,并针对DT公司提出实施该奖惩机制的可行方法与建议,以期为管理者提供一些有意义的参考。
[Abstract]:Communication industry plays a very important role in our national economy. It is an important source of enterprise competitiveness to shorten R & D cycle under the premise of ensuring product quality. The delay of delivery in the field of procurement will prolong the enterprise's R & D cycle and hinder the development of the competitiveness of the enterprise. Therefore, the enterprises begin to pay more and more attention to controlling the uncertainties in the procurement of R & D materials and reducing the degree and frequency of the delay in delivery. To ensure the continuity of R & D activities. The purchasing activities of R & D materials are different from those of production materials, and the reasons and solutions of delay in delivery are also very different. The existing purchasing theories focus on production materials and ignore the characteristics of R & D materials. Based on the practice of DT Company, this paper sets up a perfect procurement process by optimizing the internal R & D and purchasing activities, and designs an effective reward and punishment mechanism for external suppliers to improve the procurement efficiency of R & D materials. Based on the data collection, analysis and processing of DT Company, this paper analyzes the specific reasons for the delay in the procurement of R & D materials from the three angles of enterprise internal, external and internal and external communication. According to the characteristics of R & D material purchasing, this paper discusses how to ensure the punctual supply of goods and improve the efficiency of procurement from two aspects of supplier reward and punishment strategy and internal optimization strategy. Based on the background of DT Company, this paper summarizes the problems in internal process and organization mode, and proposes to improve the organization mode and purchasing process. According to the characteristics of R & D enterprises, this paper puts forward a penalty factor based on the traditional penalty of supplier delay, which is caused by the difference of suppliers' supply performance. This paper also puts forward some feasible methods and suggestions for the implementation of the reward and punishment mechanism for DT Company in order to provide some meaningful references for the managers.
