D公司在华采购策略研究

【摘要】:当今世界,市场竞争日益激烈。对以利益最大化为终极目标的企业而言,越来越多的企业开始清醒地意识并认可省下来的就是赚到的、就是纯利润这一观点。因此如何有效地对采购管理进行优化以期把自身的供应链打造成企业的核心竞争力己成了当今企业尤其是跨国巨头们所追求的管理目标之一。D公司作为跨国公司在华子公司亦是如此。探寻一种既能解决当前公司在采购方面所面临的问题,又能将采购打造成为企业核心竞争力的一部分、使之成为企业价值链中的重要一环的行之有效的方法,对D公司提高产品在全球市场上的竞争力和实施企业可持续发展战略具有十分重要的战略意义。 本文从介绍传统采购管理理论和现代采购管理理论及采购管理发展趋势入手,分析了D公司采购现状及当期采购中存在的主要问题。并从三个方面有针对性地提出了D公司宜采取的采购管理优化策略。一是提出了基于不同物资特点的分类采购策略以期提高D公司的采购效率;二是从基于市场特点的供应商选择和管理策略以期提高D公司的供应商选择和管理能力;三是从当今顶尖公司成本降低策略中甄选并因地制宜地引用了六种适合D公司的成本控制策略以期加强D公司的成本控制能力。最后,为保证采购管理优化策略的有效实施,从组织与人力资源配置、采购流程再造、建立有效监控体系及基础设施和工具平台等四个方面提出了相应的措施和途径,以保障采购管理优化策略的贯彻和实施。
[Abstract]:In today's world, market competition is becoming increasingly fierce. For the enterprises with the ultimate goal of maximizing profits, more and more enterprises begin to realize and recognize that what is saved is the point of profit, that is, net profit. Therefore, how to effectively optimize procurement management in order to build its own supply chain into the core competitiveness of enterprises has become one of the management objectives pursued by enterprises, especially multinational giants. The same is true of Division's subsidiaries in China. To explore an effective method that can not only solve the problems faced by the company in purchasing, but also make procurement a part of the core competitiveness of the enterprise, and make it an important part of the enterprise value chain. It is of great strategic significance for company D to improve the competitiveness of products in the global market and implement the strategy of sustainable development of enterprises. Starting with the introduction of the traditional purchasing management theory, the modern purchasing management theory and the developing trend of purchasing management, this paper analyzes the current purchasing situation of D company and the main problems existing in the current procurement. And from three aspects, the paper puts forward the appropriate purchasing management optimization strategy for D company. First, the paper puts forward the classified purchasing strategy based on different material characteristics in order to improve the purchasing efficiency of company D, and second, the supplier selection and management strategy based on market characteristics in order to improve D company's supplier selection and management ability. Thirdly, six cost control strategies suitable for D company are selected from the cost reduction strategies of the top companies in order to strengthen the cost control ability of D company. Finally, in order to ensure the effective implementation of the purchasing management optimization strategy, the corresponding measures and approaches are put forward from four aspects: organization and human resource allocation, procurement process reengineering, establishment of effective monitoring system and infrastructure and tool platform.
