T公司原材料库存管理改进研究

【摘要】:T公司是一家生产电动工具和园林工具的公司,随着市场竞争的加剧,公司必须不断提升自身的运营管理能力,其中降低公司的总体库存水平是非常重要的一个环节,对公司持续健康的发展至关重要。因为不合理的库存不仅占用仓库存储空间,增加库存管理的难度和仓管员的工作量,,而且还占用了公司大量的流动资金,更重要的是大量的不合理库存掩盖了公司管理上存在的各种漏洞,使公司难以大幅提升市场竞争力。库存管理优化是一项综合工程,设及到公司从客户订单到工厂生产再到供应商交货的整个供应链的各个环节。 本文首先研究公司的库存现状,通过和同行业标杆企业的对比,发现公司目前库存管理中存在的薄弱环节主要有库存周转率低,订单预测的准确率低,订单按时交货率达不到客户要求等方面。然后结合公司的具体情况,运用库存管理的理论和方法,提出了物料ABC分类管理方案,库存供应天数监控方案,对有代表性的产品建立了订单预测模型。通过以上改善方案,库存天数可以从之前的90天降低到82天,主要产品的订单预测误差从之前的20%降低到6%,准时交货率可以达到98%以上。对比库存改善前后的数据,说明优化方案和新建立的模型能够提升公司库存管理的综合水平。希望本文中所运用的分析思路和方法能对同行业其他企业进行库存管理时提供一些帮助。
[Abstract]:T Company is a company that produces electric tools and garden tools. With the increasing competition in the market, the company must constantly improve its ability to operate and manage, and it is very important to reduce the overall inventory level of the company. It is essential to the company's sustainable and healthy development. Because unreasonable inventory not only takes up storage space in warehouse, increases the difficulty of inventory management and the workload of warehouse manager, but also takes up a large amount of liquidity in the company. More importantly, a large number of unreasonable inventory masked a variety of loopholes in the management of the company, making it difficult for the company to significantly enhance the competitiveness of the market. Inventory management optimization is a comprehensive project that covers all aspects of the supply chain from customer orders to factory production to supplier delivery. First of all, this paper studies the inventory status of the company, through the comparison with the benchmarking enterprises in the same industry, it is found that the weak links in the current inventory management of the company are the low turnover rate of inventory and the low accuracy of order prediction. Orders on time delivery rate does not meet customer requirements and other aspects. Then, according to the specific situation of the company and using the theory and method of inventory management, this paper puts forward the classified management scheme of material ABC and the monitoring scheme of inventory supply days, and sets up the order forecasting model for representative products. With these improvements, the number of days in stock can be reduced from 90 days to 82 days, the order forecast error for major products can be reduced from 20% to 6%, and the on-time delivery rate can reach more than 98%. Comparing the data before and after inventory improvement, it shows that the optimization scheme and the newly established model can improve the comprehensive level of inventory management. It is hoped that the analysis ideas and methods used in this paper can provide some help for the inventory management of other enterprises in the same industry.
