【摘要】:在全球经济一体化的大背景下,世界经济运行瞬息多变,中国女装服装企业面临日趋激烈的竞争和更为严峻的挑战。本论文以深圳市嘉汶服饰公司的库存问题为核心,从商品企划、生产计划、渠道管理、时装特性、管理物流经验欠缺等方面入手,较深入地剖析了库存的特点、原材料的管理方式、物流管理人员的经验、仓库的管理制度等方面的问题,探究出导致公司库存产生的各种原因。与此同时,经过较为系统地研读EMBA课程,本人紧密结合公司库存产生的原因,拟定出一整套策略与举措,已初步达到合理、有效消减库存的目的:(1)针对商品企划对市场预测的不精准、时尚服饰的特性,制定营销策略和计划,使库存消化达到年度公司KPI考核指标;(2)针对营销渠道管理存在盲点,建立优化库存管控体系,使信息管理由原来的“孤立、资源分散”变为现在的“对称、效能大”,提高了资金使用效率;(3)针对公司库存混乱的现状,提出实行ABC分类管理法,仓储管理由原来“眉毛胡子一把抓”改为现在“抓数量少金额大”的商品;(4)针对生产不紧凑的情形,提出准时制生产管理,大量缩减了单位服装的产出时间;(5)针对生产物料混乱的局面,提出实行物料需求的计划,使物料节约,成本降低;(6)针对终端店铺“拍脑袋”多次采购的现象,实行经济订货批量方法,大幅度降低店铺采购成本。最后,对消减库存策略的研究进行总结,期许能够更加有成效地指引企业优化生产计划、降低库存压力、减少了原材料、加快资金周转,最终在市场中更具备核心竞争力。
[Abstract]:In the background of global economic integration, the world economy fast changing, Chinese garment enterprises are facing increasingly fierce competition and challenge. In this paper, the inventory problem Shenzhen kavon garments company as the core, from product planning, production planning, channel management, fashion characteristics, lack of experience in logistics management other aspects, deeply analyzes the characteristics of the raw materials inventory, management, logistics management experience, management system of the warehouse, to explore the reasons that cause the company stock production. At the same time, through systematically studying the EMBA course, my company is tied in with the inventory, draft a set of strategies and initiatives have attained a reasonable, effective inventory Objective: (1) according to the merchandise on the market forecast is not accurate, the characteristics of fashion apparel, marketing Strategy and plan, make the inventory digestion reached KPI annual assessment indicators; (2) for the management of marketing channels exist blind spots, establish and optimize inventory management system, the information management from the original "isolated, scattered resources" to now "symmetry, great efficiency, improve the efficiency of the use of funds for the company; (3) inventory confusion for the status quo, put forward the implementation of ABC classification management, warehouse management from the original" eyebrows beard "to" catch a small number of large amount now "goods; (4) according to the non compact case, put forward the JIT production management, reduce the number of units of clothing production time; (5) according to the the production material confusion situation, put forward the material requirement plan, material saving, cost reduction; (6) to the terminal stores the" head "of repeated purchases of the phenomenon, the implementation of the economic order batch method, greatly reduce the cost of purchasing shop. Finally, we summarize the research on the strategy of reducing inventory, and expect to more effectively guide enterprises to optimize production plan, reduce inventory pressure, reduce raw materials, speed up capital turnover, and ultimately have core competitiveness in the market.
