FH公司技改工作项目化中组织设计与流程优化

【摘要】:随着全球化市场竞争的愈加激烈,未来能够存活下来的企业,都将是以更低的成本、更高的效率、更优的质量、更快的反应来服务于客户的企业。企业技术改造是全面提高企业素质和经济效益的必由之路,是工业生产摆脱困境,持续发展的根本。FH公司是一家典型的中国式民营企业,公司为了实现转型升级的战略目标,适应快速变化的市场环境,诸如工艺创新、技术改造等大量的技改项目急于上马,并且随着企业的发展壮大,这些技改项目立项更加频繁,逐渐变成了日常工作。但目前,公司根本尚未建立起与之适应的公司组织和管理流程,技改项目的实施大都无法达到预期目标。因此如何根据技改项目的特征,建立有效的FH公司组织结构和管理流程,保证技改项目的高效实施是FH公司急需解决的问题。论文结合项目化管理和组织设计与流程优化等相关理论知识,以FH公司的技改项目管理为研究对象。首先对FH公司现有技改工作中出现的组织僵化、流程繁杂等问题以及原因进行了深入分析,然后将公司技改工作视作为项目,根据项目组织结构理论提出适合FH公司技改工作项目化管理的组织结构。根据此组织结构,重新设计了相关的业务管理流程、考核制度和支撑体系。最后以FH公司自动化精益示范线技改工作项目化实施为例,对提出的组织结构和流程优化进行了验证,并分析了实施中的障碍,提出持续改进的方向。文章研究对FH公司推广实施技改工作项目化管理经验具有一定的参考价值,同时,为传统管理模式下的大型民营制造企业解决技改管理问题提供了有益的思路。
[Abstract]:With the increasingly fierce competition in the global market, the enterprises that can survive in the future will serve their customers with lower cost, higher efficiency, better quality and faster response.The technological transformation of the enterprise is the only way to improve the quality and economic benefit of the enterprise in an all-round way. It is the foundation of the sustained development of the industrial production to get rid of the predicament. FH Company is a typical Chinese private enterprise. In order to realize the strategic goal of transformation and upgrading,To adapt to the rapidly changing market environment, a large number of technical innovation projects, such as technological innovation and technological transformation, are eager to get started, and with the development and expansion of enterprises, these technical innovation projects are established more frequently and gradually become routine work.But at present, the company has not set up the organization and management process to adapt to it, and the implementation of technical innovation projects can not achieve the expected goal.Therefore, how to establish an effective organizational structure and management process of FH Company according to the characteristics of the technical innovation project and ensure the efficient implementation of the technical reform project is an urgent problem for FH Company to solve.Based on the theory of project management, organization design and process optimization, the project management of FH Company is taken as the research object.Firstly, the problems and reasons of organizational rigidity, complicated process and so on in FH company's current technical innovation work are analyzed deeply, and then the technical innovation work of FH company is regarded as a project.According to the theory of project organization structure, this paper puts forward an organization structure suitable for the project management of technical innovation work in FH Company.According to the organization structure, the related business management process, appraisal system and supporting system are redesigned.Finally, taking the implementation of the technical transformation of FH company's automation Lean demonstration line as an example, the paper verifies the proposed organizational structure and process optimization, analyzes the obstacles in the implementation, and puts forward the direction of continuous improvement.This paper has some reference value for FH company to popularize and implement the project management experience of technical innovation, at the same time, it provides a useful way for large private manufacturing enterprises under the traditional management mode to solve the problem of technical innovation management.
