R公司精益管理体系建设研究

【摘要】:近年来,国家烟草总局为了应对烟草行业即将面临的“国际市场竞争、内部管理落后、市场趋于饱和以及禁烟活动愈演愈烈”这些内外矛盾和因素,提出了要从企业内部管理改革着手,引入先进管理思想和方法,努力向管理要效益的总思路。在这一背景之下,作为烟草商业企业的一家市级公司,R公司尝试引入精益管理思想和方法,建立一套精益管理体系,以加强企业的内部管理,提升自身的管理效能,解决内部管理存在的问题。基于此,本文在对国内外精益管理理论及应用进行梳理和对R公司在卷烟营销、专卖管理、物流配送等主营业务管理方面存在的问题进行深入分析的基础上,通过应用目标管理、价值流图分析、精益六西格玛管理以及PDCA循环等精益管理的技术、方法和工具,对R公司的目标建设、组织结构、业务流程以及管理考核等方面进行了精益诊断,并为R公司设计和搭建一套以“精益目标、精益组织、精益流程、精益考核”为主要内容的精益管理体系进行了科学客观的分析和研究,并对如何搭建精益管理体系,以及体系构成的具体内容作了较为深入的阐述,同时还对如何保障体系运行提出了建议。本文认为,第一,精益管理思想的本质是“降本增效”,即是以创造价值为目标消除浪费,实现用最小的投入创造最大的价值的过程;第二,根据R公司的现状,必须引入精益管理思想,运用价值流分析、精益六西格玛等管理工具和技术方法,对R公司的业务流程和内部管理问题进行分析,并围绕R公司的目标、组织、流程和考核四大方面来建立精益管理体系;第三,R公司精益管理体系的建设和实施,必须要有强有力的领导组织,全员参与的精益氛围和优秀的人才队伍保障,同时还需要不断地依靠强化培训、健全制度、创新技术等各种手段,坚持体系的长效推行机制,并通过完善考核和激励等措施来推动精益管理体系长期有效运行。
[Abstract]:In recent years, the State Tobacco Administration in order to deal with the tobacco industry will face "international market competition, backward internal management, the market tends to saturation and anti-smoking activities intensified" these internal and external contradictions and factors. In this paper, the author puts forward the general idea that we should start from the internal management reform of enterprises, introduce advanced management ideas and methods, and strive to seek benefits from management. Under this background, as a municipal company of tobacco commercial enterprises. R company tries to introduce lean management thought and method, establish a set of lean management system, in order to strengthen the internal management of enterprises, improve their own management efficiency, solve the existing problems of internal management. In this paper, the domestic and foreign lean management theory and application of combing and R company in cigarette marketing, monopoly management, logistics distribution and other main business management problems on the basis of in-depth analysis. Through the application of objective management, value flow graph analysis, Lean six Sigma management and PDCA cycle Lean management technology, methods and tools, R company's objective construction, organizational structure. Business process and management assessment were performed lean diagnosis, and R company design and build a set of "lean objectives, lean organization, lean process." The lean management system, which is the main content of lean assessment, is analyzed and studied scientifically and objectively, and how to build the lean management system and the specific content of the system composition are expounded in depth. At the same time, it also puts forward some suggestions on how to ensure the operation of the system. Firstly, the essence of lean management is "reducing cost and increasing efficiency", that is, eliminating waste with the aim of creating value. The process of creating maximum value with minimal input; Secondly, according to the current situation of R Company, we must introduce lean management thought, use value flow analysis, Lean six Sigma and other management tools and technical methods to analyze the business process and internal management problems of R Company. And set up lean management system around R company's goal, organization, process and examination. The third company lean management system construction and implementation, must have the strong leadership organization, the entire staff participates the lean atmosphere and the outstanding talented person troop safeguard, but also needs to rely on the enhancement training unceasingly. Perfect the system, innovate the technology and other means, insist on the long-term effective implementation mechanism of the system, and promote the effective operation of the lean management system for a long time through the measures of perfecting the examination and encouraging, etc. to promote the lean management system to run effectively for a long time.
