基于平衡计分卡的大连LN置业有限公司绩效考核体系研究

【摘要】:平衡计分卡作为一种战略管理工具,它用一套具体清晰的绩效考核体系来重新诠释企业的战略目标,目的是为了考察公司战略目标的实现程度。我国房地产行业几经沉浮,目前正由房地产泡沫转向以核心竞争力为主导的产业竞争。如何建立实用性和可操作性相结合的房地产开发企业绩效考核体系是我国房地产企业现阶段所要解决的重要问题,本文以大连LN置业有限公司为研究对象,分析该企业绩效考核存在的问题,利用平衡计分卡理论为其设计了一套新的绩效考核体系。本文首先介绍了绩效考核的概念、关键指标法等四种绩效考核方法,重点阐述了平衡计分卡的架构、原理以及优缺点。其次,对大连LN置业有限公司的基本情况、所处环境、战略规划和绩效考核现状进行介绍,分析公司现行绩效考核存在的问题。通过分析发现大连LN置业有限公司存在公司的绩效考核制度未能与企业发展战略相结合、考核忽视过程重视结果、绩效考绩执行力不足等问题。论文结合公司绩效考核存在的问题,通过对公司战略目标分解及战略地图绘制的基础上,设计了基于平衡计分卡的大连LN置业有限公司的绩效考核体系,该考核体系包括公司层面、以营销部为代表的部门层面、以营销专员为代表的员工层面。通过专家咨询法重新选定绩效考核指标,运用层次分析法确定权重。绩效考核的指标和权重确定后,论文明确了考核标准、规划了考核流程、提出应用考核结果等方面的建议。最后,为确保提出的大连LN置业有限公司的绩效考核体系顺利实施,论文提出建立绩效考核团队、营造良好的绩效考核环境和加强绩效考核培训的保障建议。本文为目标企业建立了一套基于平衡计分卡理论的全新的绩效考核体系,这有利于提升大连LN置业有限公司的绩效管理水平,提高该企业的市场竞争能力;同时,挑选的企业属于国有控股的房地产开发企业,也给类似企业提高绩效管理水平做出范例,促进类似企业的发展。
[Abstract]:As a kind of strategic management tool, the balanced Scorecard reinterprets the strategic goal of the enterprise with a set of specific and clear performance appraisal system, in order to investigate the realization degree of the strategic goal of the company, the real estate industry of our country has experienced several ups and downs. At present, it is changing from the real estate bubble to the industrial competition dominated by the core competence. How to set up the performance appraisal system of the real estate development enterprise which combines practicability and maneuverability is an important problem to be solved by the real estate enterprises in our country at the present stage. This paper takes Dalian LN Real Estate Co., Ltd. as the research object, analyzes the problems existing in the performance appraisal of this enterprise, designs a new performance appraisal system for the company by using the balanced Scorecard theory. Firstly, this paper introduces the concept of the performance appraisal. There are four kinds of performance appraisal methods, such as key index method and so on. The structure, principle, advantages and disadvantages of balanced scorecard are expounded. Secondly, the basic situation, environment, strategic planning and current situation of performance appraisal of Dalian LN Real Estate Co., Ltd are introduced. By analyzing the problems existing in the current performance appraisal of the company, it is found that the performance appraisal system of Dalian LN Real Estate Co., Ltd. has not been combined with the development strategy of the enterprise, and the evaluation neglects the process of paying attention to the results. The paper combines the problems of company performance appraisal, based on the decomposition of company strategic objectives and the drawing of strategic map, The performance appraisal system of Dalian LN Real Estate Co., Ltd. based on balanced scorecard is designed. At the employee level represented by marketing specialist, the performance appraisal index is re-selected by expert consultation method, and the weight is determined by AHP. After the index and weight of performance appraisal are determined, the evaluation standard is defined, and the evaluation process is planned. Finally, in order to ensure the successful implementation of the performance appraisal system of Dalian LN Real Estate Co., Ltd, the paper proposes to establish a performance appraisal team. In this paper, a new performance appraisal system based on balanced scorecard theory is established for the target enterprises. This will help to improve the performance management level of Dalian LN Real Estate Co., Ltd. and enhance the market competitiveness of the company. At the same time, the selected enterprises belong to the state-owned holding real estate development enterprises. Also to similar enterprises to improve performance management level to make an example, promote the development of similar enterprises.
