四川YG机械74公司战略探析

【摘要】:四川YG机械公司(简称YG公司)是一家专业制造和销售汽车发动机零部件等的机械制造类企业。YG公司成立于1997年,其总部位于中国技术装备制造业的基地——四川省德阳市,是四川省新技术企业之一。目前,企业年生产能力几十万件的汽车零部件出口企业,年产值几千万人民币。近些年来,YG公司有了较快速发展,但随着公司的发展,一些问题也逐渐暴露出来。笔者是来自YG公司的一名高层管理人员,在西南财经大学度过的两年EMBA学习过程中,让笔者对YG公司的发展有了进一步的思考和研究。本文是在笔者根据YG公司的发展现状,对公司未来的战略进行分析研究,着眼于促进公司未来可持续的发展,挖掘公司发展过程中的主要制约条件,并根据公司情况提出适合的解决方案。全文共分四个章节:第一章YG公司发展概况。本章首先从宏观角度分析了公司所在行业的发展情况,随后回顾了YG公司的历史沿革和发展历程,根据公司现阶段的发展状况,阐述了公司当前存在的主要问题。第二章YG公司战略分析。本章首先对企业战略管理等相关理论进行简单的梳理,并在此基础上,有针对性的分别对YG公司进行PEST分析、五力分析及公司SWOT分析。通过对公司发展的环境因素分析,明晰公司外部所面临的机遇与威胁,以及公司内部所具备的优势与劣势,为下文中制定公司战略提供了扎实的前提条件。第三章YG公司战略目标及制定。基于YG公司宏观PEST分析,行业五力分析及SWOT分析,制定YG公司的发展战略。首先确定公司的发展目标,并在发展目标的指导下制定公司的总体发展战略和竞争战略。第四章YG公司战略实施与控制。本章重点是从公司人力资源、研发组织、市场营销、信息管理和企业文化等几个方面,对公司今后的发展方向及相应战略的制定和实施提出了笔者自己的想法,使公司能够在笔者的建议下完善和明确发展战略,制定详实有效的实施机制,并全面落实,逐步成长为一家国内一流、具有国际竞争力的新型工业企业。笔者期望通过本文中的分析和建议,为公司的健康可持续发展提供一定的支持,帮助YG公司在制定公司战略及发展方向时更准确地把握自身的有利资源,开展有效的资源整合,同时还能结合公司内外环境的变化并及时做出有效的应对策略。
[Abstract]:Sichuan YG Machinery Company (YG Company) is a mechanical manufacturing company specializing in manufacturing and selling automotive engine parts. YG Corporation was founded in 1997. Its headquarters is located in Deyang City, Sichuan Province, the base of China's technology and equipment manufacturing industry.Sichuan Province is one of the new technology enterprises.At present, the annual production capacity of hundreds of thousands of auto parts export enterprises, the annual output value of tens of millions.In recent years, YG company has a rapid development, but with the development of the company, some problems are gradually exposed.The author is a senior manager from YG Company. During the two years of EMBA study in Southwest University of Finance and Economics, I have further thought and research on the development of YG Company.This paper is based on the development of YG Company, the company's future strategy analysis and research, with a view to promoting the future sustainable development of the company, excavating the main constraints in the process of development of the company.And according to the situation of the company to propose appropriate solutions.This paper is divided into four chapters: the first chapter is the development of YG Company.This chapter first analyzes the development of the company's industry from a macro perspective, and then reviews the history and development of YG Company. According to the current development situation of the company, it expounds the main problems of the company at present.Chapter two: strategic Analysis of YG Company.In this chapter, the enterprise strategic management and other related theories are simply combed, and on the basis of this, YG company is analyzed by PEST, five forces and SWOT respectively.By analyzing the environmental factors of the development of the company, it is clear that the opportunities and threats that the company faces outside, as well as the advantages and disadvantages within the company, which provide a solid prerequisite for the formulation of the company strategy in the following chapter.Chapter III: strategic objectives and formulation of YG Company.Based on the macro PEST analysis, industry five-force analysis and SWOT analysis, YG company's development strategy is worked out.Firstly, the development goal of the company is determined, and the overall development strategy and competition strategy are formulated under the guidance of the development goal.Chapter IV: strategic implementation and Control of YG Company.This chapter focuses on the company's human resources, research and development organization, marketing, information management and corporate culture and other aspects, the company's future development direction and the formulation and implementation of corresponding strategies put forward my own ideas.Under the advice of the author, the company can perfect and clear the development strategy, formulate a detailed and effective implementation mechanism, and implement it in an all-round way, and gradually grow into a first-class domestic industrial enterprise with international competitiveness.The author hopes to provide some support for the healthy and sustainable development of the company through the analysis and suggestions in this paper, and help YG company to grasp its own favorable resources more accurately and carry out effective resource integration when formulating the company's strategy and developing direction.At the same time, the company can also be combined with the internal and external environment changes and timely to make effective response strategies.
