【摘要】：随着国内经济的发展,跨国公司的不断涌现,国际化竞争加剧,经济一体化进一步深入到研发领域。企业当下的外部环境也产生了巨大变化,需求差异化、个性化趋势进一步加深,互联网的发展加剧了企业竞争,竞争逐步发展到细分市场和领域。企业管理的方式也发生着变化,战略越来越重要,传统的项目管理方式不能很好的适应快速变化的市场需求以及互联网时代的步伐,项目的成败不再是利益损失这么简单,直接影响到企业的存亡。多项目管理应运而生,它很好的结合了战略管理与项目管理,从组织的全局高度协调产品研发项目,从而使产品研发更加符合企业战略,贴近市场,从而使企业具备创新力和利润。如何在企业资源受限的情况下对研发项目的实施进行管理正是本文研究的课题。首先,本文从目前的市场环境和企业国际化趋势入手分析了多项目管理的重要性,分析了企业选择多项目管理的必要性。然后,对多项目管理产生的背景、概念、特征及其与单项目管理的差异进行了阐述,同时总结了项目管理办公室和关键链管理等经典理论,进而对研发管理理论进行叙述,着重整理了与C公司工作实际相关的产品及周期优化理论和产品生命周期理论。接下来,对C公司的概况简要介绍,为后面提出问题、分析问题提供基础,通过对C公司目前研发多项目管理中存在的问题和不足进行了详尽的分析。最后本文结合多项目管理理论提出了项目管理办公室、关键链和跨文化沟通等措施并在具体实践中阐明其效果。通过对C公司具体实例的分析和验证检验了多项目管理理论在实战中的应用,对国内蓬勃发展中的企业具有重要的实际指导意义。
[Abstract]:With the development of domestic economy and the emergence of multinational corporations, international competition intensifies, and economic integration goes further into the field of R & D. The current external environment of enterprises has also produced tremendous changes, demand differentiation, further deepening of the trend of personalization, the development of the Internet has intensified the competition of enterprises, competition has gradually developed into subdivided markets and fields. The mode of enterprise management is also changing, the strategy is becoming more and more important, the traditional project management method can not adapt to the rapidly changing market demand and the pace of the Internet era, the success or failure of the project is no longer so simple as the loss of benefits. Directly affect the survival of enterprises. Multi-project management emerges as the times require. It combines strategic management and project management well, and coordinates product R & D projects from the overall situation of the organization, thus making product R & D more in line with enterprise strategy and close to the market. So that enterprises have innovation and profits. How to manage the implementation of R & D projects under the circumstance of limited enterprise resources is the subject of this paper. Firstly, this paper analyzes the importance of multi-project management and the necessity of choosing multi-project management from the current market environment and the trend of enterprise internationalization. Then, the background, concept, characteristics and differences between multi-project management and single project management are expounded. At the same time, the classical theories of project management office and key chain management are summarized, and then the theory of R & D management is described. The product and cycle optimization theory and product life cycle theory related to C company's work practice are summarized emphatically. Then, the general situation of C company is briefly introduced, which provides the foundation for the problem and analysis, and analyzes the problems and deficiencies in the R & D multi-project management of C company in detail. Finally, this paper puts forward the measures of project management office, key chain and cross-cultural communication based on the theory of multi-project management, and illustrates its effect in practice. The application of multi-project management theory in actual combat is tested by analyzing and verifying the concrete examples of C Company, which is of great practical significance to the booming enterprises in China.
