【摘要】:当前,我国经济发展的内外部环境正在发生深刻变化,产业结构调整正在进行。随着社会的发展,市场需求已经发展到个性化和多元化的时代,为了快速响应市场需求,满足各类消费者的需求,降低生产成本、缩短产品生命周期已经成为企业不断增强自身竞争力的关键因素。为此,许多企业都开始对自己的运营模式和生产方式做出相应的改善,生产转向了多品种、小批量的生产方式。在这个转化过程中,大多数企业只是关注生产方式的转化,关注于某一环节的业务流程的改善,而没有从整体上去思考进行业务流程价值链的优化。使得这种改善要么没有缩短业务流程,要么没有从价值链方面降低成本。对于多品种小批量生产企业业务流程价值链的研究,有助于解决业务流程优化和价值链成本降低两方面相互脱离的情况。本文的主要研究内容包括以下三个方面:(1)系统分析了FCJM公司业务模式和流程现状,并运用标杆法、因果分析法和鱼骨图分析法对业务流程进行了诊断分析。通过诊断分析找出了业务流程存在的问题;(2)提出了FCJM公司业务流程优化的方案。包括FCJM公司业务流程优化设计的准备、业务流程优化的整体框架和业务流程优化的具体方案等,其中,关键的业务流程优化的具体方案包括产品报价流程的优化、工艺制定流程的优化、生产计划流程的优化和物料采购流程的优化;(3)给出了FCJM公司业务流程优化方案的实施措施和对业务流程优化效果的评价体系,并分析了业务流程优化的效果。本文以FCJM公司生产流程目前存在的问题为切入点,在依据国内外相关生产流程优化的理论与方法分析FCJM公司生产流程现状的基础上,借鉴国内外相关企业生产流程优化成功经验,提出了优化FCJM公司业务流程的相应措施,为FCJM公司业务流程优化与改善提供思路和实践模型,进而为类似企业的生产流程和业务流程的优化及改善提供理论参考依据和实践的参考范例。
[Abstract]:At present, the internal and external environment of China's economic development is undergoing profound changes, industrial structure adjustment is under way. With the development of the society, the market demand has developed into the era of individuation and diversification. In order to respond to the market demand quickly, meet the needs of all kinds of consumers and reduce the production cost, Shortening product life cycle has become a key factor for enterprises to enhance their competitiveness. Therefore, many enterprises begin to make corresponding improvement to their own operation mode and mode of production, and the production has turned to the mode of production of many varieties and small quantities. In the process of transformation, most enterprises only pay attention to the transformation of production mode and the improvement of business process in a certain link, but do not think about the optimization of business process value chain. This improvement either did not shorten business processes or cut costs from the value chain. The research on business process value chain of multi-variety and small batch production enterprises is helpful to solve the problem that business process optimization and cost reduction of value chain are separated from each other. The main contents of this paper include the following three aspects: 1) this paper systematically analyzes the business model and process of FCJM Company, and uses benchmarking method, causality analysis method and fishbone chart analysis method to diagnose and analyze the business process. In this paper, the problem of business process is found out by diagnostic analysis. (2) the scheme of business process optimization of FCJM Company is put forward. Including the preparation of FCJM business process optimization design, the overall framework of business process optimization and the specific plan of business process optimization, among which, the key business process optimization specific plan includes the optimization of product quotation process, The optimization of the process development process, the production planning process and the material purchasing process are given. The implementation measures of the business process optimization scheme and the evaluation system for the effect of the business process optimization are given. The effect of business process optimization is analyzed. Based on the problems existing in the production process of FCJM Company, this paper analyzes the current situation of the production process of FCJM Company based on the theory and method of production process optimization at home and abroad. Based on the successful experience of production process optimization of related enterprises at home and abroad, this paper puts forward the corresponding measures to optimize the business process of FCJM Company, which provides the train of thought and practical model for the optimization and improvement of the business process of FCJM Company. Then it provides theoretical reference and practical reference examples for the optimization and improvement of production process and business process of similar enterprises.
