F公司一车间精益生产物流改进方案研究

【摘要】:中国汽车产业经历了几十年的标准化、规模化大生产,尤其是近几年的井喷式发展后,国内汽车行业已经出现生产能力相对过剩、利润率下滑等情况。我国汽车制造企业面临较以往更大的竞争压力。因此,企业应该更加注重提高自身的生产运作管理和管理水平,降低生产成本。在国际上,物流通常被称为“第三利润源”和“降低成本的最后边界”。其与提高劳动生产率、减少原材料消耗,一起被称为“利润源泉”。 本文研究目的,正是为了优化物流管理,降低物流运营成本,帮助国内的汽车制造业企业找到一条适合自己发展的物流管理之路,实现精益管理,提高企业竞争力。为实现这一目的,本文遵循精益物流管理思想,以精益物流理论为指导,以汽车制造企业为研究对象,,在大量调研的基础上,论述了汽车制造企业物流精益化管理的要点和特点,将汽车物流与精益物流进行结合,根据精益物流的构成要素,分析了精益物流的内涵及其对汽车企业竞争优势的影响,同时以汽车制造企业为中心的生产物流为研究对象,分析了精益物流的核心思想以及平准化物流、看板管理等精益物流模式,并论述了各种模式在提高物流效率、降低生产成本、缩短生产时间和周期、增强汽车企业的核心竞争力的作用。 F公司自建厂二十多年的发展,其由一个品牌一款产品,发展到现在的奥迪、大众两大品牌9大系列产品——奥迪A6L、奥迪Q5、奥迪A4L、迈腾、CC、速腾、宝来、高尔夫和捷达轿车,产品一直处于供不应求的状态。F公司二厂总装车间生产的车型涵盖奥迪、大众两大品牌,即有奥迪Q3车型,也有大众系列的速腾、高尔夫、迈腾及CC、新宝来车型,涵盖经济型轿车、运动型SUV及高级轿车多个系列,是真正的多系列混流生产。伴随着多系列产品的生产和产量的提升,汽车装配的零件品种和数量也急速增加,物料系统的繁重性、复杂性和组织难度都大幅度提高,对原有的物料供货模式、零件包装、运输和管理控制模式都提出了严峻的考验。这就使F公司如何运用精益物流的理论和方法、解决混流生产和产能提高带来的生产能力瓶颈问题,顺利完成F公司2013年150万的产量任务,提高F公司的市场占有率成为当务之急。 本文研究的问题,就是对F公司二厂总装车间的混流生产和产能提高带来的产能瓶颈问题进行分析,运用精益物流的理论思想、方式方法提出改善方案,并结合具体案例,进行精益物流过程应用分析和效益分析。 在论文写作中,作者结合了12年来实际工作经验,通过理论与实践相结合,深入浅出地分析了精益物流在F公司汽车有限公司在零部件物流、物料搬运方式、生产物流的信息化支持等方面的具体应用.以具体案例分析,经过实行精益物流管理运作,汽车制造业实现物流效率提高,生产成本降低,生产节拍提高,使企业的生产更加流畅,实现现代化的汽车行业物流应用模式。
[Abstract]:China's auto industry has experienced decades of standardization, large-scale production, especially in recent years, after the blowout development, the domestic automobile industry has appeared the relative surplus of production capacity and the decline of profit rate. The automobile manufacturing enterprises in China are facing more competitive pressure than ever before. Therefore, the enterprises should pay more attention to improving their own life. The level of production management and management reduces production costs. In the world, logistics is often called "the third source of profit" and "the last boundary of cost reduction". It is called "the source of profit" with the increase of labor productivity and the reduction of raw material consumption.
The purpose of this paper is to optimize the logistics management and reduce the cost of logistics operation, to help the domestic automobile manufacturing enterprises to find a way of logistics management suitable for their own development, to realize lean management and to improve the competitiveness of the enterprises. The automobile manufacturing enterprise is the research object. On the basis of a large number of investigations, this paper expounds the main points and characteristics of lean logistics management of automobile manufacturing enterprises, combines the automobile logistics with lean logistics, and analyzes the connotation of lean logistics and its influence on the competitive advantage of automobile enterprises according to the elements of lean logistics. The center of production logistics is the research object. It analyzes the core idea of lean logistics and the lean logistics mode such as leveling logistics and Kanban management. It also discusses the role of various modes in improving the logistics efficiency, reducing production cost, shortening production time and cycle, and enhancing the core competitiveness of steam car enterprises.
The development of F company's self built factory for more than 20 years has developed from one brand to the present Audi, and the two major brands of Volkswagen, Audi, Audi Q5, Audi A4L, Michael, CC, speed, golfer, golf and Jetta. The products have been covered by the model of.F company's two factory assembly. Audi, the two largest brand of Volkswagen, that is, Audi Q3 models, and the Volkswagen series of quick, golf, Michael and CC, new Bora models, covering economic cars, sports SUV and advanced cars, is a real multi series mixed production. With the production and production of a series of products, the variety and quantity of auto assembly parts It also increases rapidly. The heavy, complex and organizational difficulty of the material system has been greatly improved. The original model of material supply, part packing, transportation and management control have been put forward a severe test. This makes F company how to use the theory and method of lean logistics to solve the production capacity bottle brought by mixed production and productivity improvement. Neck problem, successfully completing F's 1 million 500 thousand production task in 2013, and improving F's market share has become a top priority.
The problem of this paper is to analyze the bottleneck problem of the production of mixed flow and productivity improvement in the two factory assembly workshop of F company, and use the theory of lean logistics and the method and method to propose the improvement scheme, and combine the specific cases to carry out the application analysis and benefit analysis of the lean logistics process.
In this paper, the author combines 12 years of practical work experience and combines theory with practice to analyze the specific use of lean logistics in F Company Automobile Co., Ltd. in parts logistics, material handling methods, and information support of production logistics. In order to operate, the automobile manufacturing industry can improve the logistics efficiency, reduce the production cost, improve the production rate, make the production of the enterprise smoother, and realize the modern logistics application mode of the automobile industry.
