W烟草公司客户经理绩效考核体系优化

【摘要】:在经济全球化日益发展的今天,越来越多的企业高度重视绩效管理的作用,并积极思考如何结合企业实际选择合适的绩效管理工具。中国烟草行业实行的是“统一领导、垂直管理、专卖专营”的垄断体制,如何完善优化的绩效管理方法体系从而能不断提高绩效管理水平是目前烟草行业亟待解决的问题。鉴于国有企业性质、行业体制原因、历史管理方法延续等原因,烟草公司权责不明确,惯于吃大锅饭,使得烟草公司绩效考核体系流于形式。因此,制定出一套适合本行业的绩效管理体系不仅能够提升经营管理水平,也能够满足行业发展革新、应对激烈国际竞争的需要。本论文针对烟草行业发展现状和W烟草公司现行的客户经理考核体系,分析客户经理考核体系存在的问题,如绩效考核缺乏制度性设计、奖惩不对称、绩效反馈滞后、考核结果应用不全面等,究其原因主要在于绩效管理方法与理念落后、绩效管理沟通机制不畅、企业文化氛围不优、行业的体制因素束缚等。在绩效考核相关理论的基础上,运用KPI、目标考核法、360度考核法等对w烟草公司客户经理考核方案进行优化,明确优化原则,改进设计了W烟草公司客户经理考核体系的指标体系、流程体系、结果应用体系,并积极做好的改进方案的实施与保障工作,确保绩效考核真正落到实处。通过w烟草公司客户经理考核方案优化,旨在提高客户经理的工作主动性及业务水平,创造比学赶超的向上氛围,为w烟草公司持续健康发展打下坚实基础。
[Abstract]:With the increasing development of economic globalization, more and more enterprises attach great importance to the role of performance management, and actively consider how to choose appropriate performance management tools combined with the actual situation of enterprises.The tobacco industry in China implements a monopoly system of "unified leadership, vertical management and monopoly". How to improve the performance management system and improve the performance management level is an urgent problem to be solved.In view of the nature of state-owned enterprises, industry system reasons, historical management methods and other reasons, tobacco companies are not clear about their rights and responsibilities, and they are used to eating big pot rice, which makes the performance appraisal system of tobacco companies become a mere form.Therefore, the establishment of a performance management system suitable for the industry can not only improve the management level, but also meet the needs of the development and innovation of the industry and the fierce international competition.According to the current situation of tobacco industry and the current customer manager assessment system of W Tobacco Company, this paper analyzes the problems of customer manager appraisal system, such as the lack of institutional design of performance appraisal, asymmetric reward and punishment, and lagging performance feedback.The main reasons are that the methods and ideas of performance management are backward, the communication mechanism of performance management is not smooth, the atmosphere of enterprise culture is not good, and the institutional factors of the industry are restricted.On the basis of the theory of performance appraisal, this paper optimizes the evaluation scheme of customer manager of w tobacco company by using KPI and 360 degree evaluation method, and clarifies the principle of optimization.The index system, process system, result application system of customer manager appraisal system of W Tobacco Company are improved and designed, and the implementation and guarantee work of the improvement scheme are actively done to ensure that the performance appraisal is put into practice.Through the optimization of the evaluation scheme of customer manager in w tobacco company, the purpose is to improve the work initiative and business level of the customer manager, to create a better atmosphere than learning to catch up, and to lay a solid foundation for the sustained and healthy development of w tobacco company.
