莱州市云峰壹号二期进度控制研究

【摘要】：工程进度管理是集项目时间和投资控制、资源优化、项目进度计划与管理等于一体的管理方式。随着国内经济的飞速发展,项目建设在数量和规模上都在不断增长,作为工程项目管理中的重点内容之一的程进度的优化与控制,与工程的成本、工期和质量密切相关,也是保证工程如期完成、科学安排资源供应和节约成本的重要措施,直接影响到工程建设是否顺利,关系到施工单位的信誉与效益。目前,项目进度管理的研究主要集中在工程项目的时间与成本控制与优化方面的研究,在项目工程施工时间和施工费用之间寻求一种平衡,对进度管理方法主要是没有项目项目约束资源限制条件下,进行的单个项目的进度计划管理,而在实际工作中,许多项目之间或项目内部各工序之间都存在相互影响和争夺资源的现象,因此,如何在有限的资源条件下,协调项目进度、资源成为学者研究的重点问题。论文通过大量工程实地调研、广泛查阅相关文献,在对国内外项目进度管理研究与施工进度管理现状进行综合分析基础上,针对当前施工项目进度控制存在的问题,结合莱州云峰壹号第二期项目进度管理的实际情况,主要从项目进度计划编制、进度优化以项目及进度控制管理与实施等方面进行分析研究,论文的主要研究内容包括以下几个方面：(1)介绍莱州市云峰壹号二期项目背景及工程概况,深入分析了本项目工程特点和施工难点以及项目进度管理所面临的风险,提出了对云峰壹号二期项目进度管理的必要性。(2)对莱州市云峰壹号二期项目工作进行WBS任务分解,分析项目各工作逻辑关系,采用CMP方法编制了该项目进度计划横道图,初步确定了云峰壹号二期项目相应的关键线路和工期。(3)对关键链理论及其在项目进度计划优化方面进行分析,主要包括工作任务分类、消除工序安全时间、项目瓶颈资源识别、确定建设项目关键链、项目缓冲区设置及计算、工作弹性系数计算和项目缓冲计算等内容。以为工程实例,应用关键链理论(CMM方法)对云峰壹号二期项目进度计划进行分析并编制了该项目进度计划,分析CMM方法的优越性。(4)针对本项目特点,从组织、技术、合同与管理、经济和信息等多方面提出了本项目进度计划实施保证措施及预防和纠偏措施,并基于关键链理论,提出了施工进度的动态控制管理方法。
[Abstract]:Project schedule management is a management method that integrates project time and investment control, resource optimization, project schedule planning and management. With the rapid development of domestic economy, the quantity and scale of project construction are increasing. As one of the key contents of project management, the optimization and control of schedule is closely related to the cost, duration and quality of the project. It is also an important measure to ensure the completion of the project on time, to arrange the supply of resources scientifically and to save the cost, which directly affects the smooth construction of the project and relates to the reputation and benefit of the construction unit. At present, the research of project schedule management mainly focuses on the time and cost control and optimization of the project, and seeks a balance between the project construction time and the construction cost. The method of schedule management is to manage the schedule of a single project without the restriction of project resources, but in the actual work, There is a phenomenon of mutual influence and competition for resources among many projects or processes within projects. Therefore, how to coordinate the progress of projects under the condition of limited resources has become a key issue for scholars to study. Based on the comprehensive analysis of the status quo of project schedule management and construction schedule management at home and abroad, this paper aims at the problems existing in the current construction project schedule control. Combined with the actual situation of the second phase of project schedule management in Yunfeng No. 1, Laizhou, mainly from the project schedule planning, schedule optimization to the project and progress control management and implementation of analysis and research, The main research contents of this paper include the following aspects: (1) introduce the background and general situation of the second phase project of Yunfeng No. 1 in Laizhou City, analyze the characteristics and construction difficulties of the project and the risks faced by the project schedule management. This paper puts forward the necessity of the schedule management of the second phase of Yunfeng 1 project. (2) decomposing the WBS task of the second phase of Yunfeng 1 project in Laizhou City, analyzing the logical relationship of the project work, and compiling the horizontal road diagram of the project schedule plan by using the CMP method. The corresponding key routes and duration of Yunfeng 1 Phase II project are preliminarily determined. (3) the theory of critical chain and the optimization of project schedule are analyzed, including the classification of work tasks, the elimination of working procedure safety time, and the identification of project bottleneck resources. The key chain of the construction project, the setting and calculation of the project buffer, the calculation of the working elasticity coefficient and the calculation of the project buffer are determined. For an engineering example, this paper analyzes the second phase project schedule of Yunfeng No. 1 project by using the key chain theory (CMM method) and draws up the progress plan of the project. (4) according to the characteristics of the project, the author analyzes the advantages of the CMM method. On the basis of contract and management, economy and information, this paper puts forward the guarantee measures, prevention and correction measures for the progress plan of the project. Based on the theory of key chain, the dynamic control and management method of construction schedule is put forward.
