德高公司粉剂生产流程的精益管理改进研究

【摘要】:德高公司生产仓储空间已经用完,土地有限,而客户的需求却一直在持续快速增长,如何在有限的空间里实现产量的快速增长一直是德高公司面临的课题。任何一个行业的发展必然经历高速增长到低速增长的阶段,德高公司也需要在高速增长期以最小的投入来满足客户需求,同时建立在各个方面的竞争优势,才能在将来的市场低速增长阶段继续保持竞争优势。精益思想正是如何以最小的投入实现最大的产出的工具,发现瓶颈,消除瓶颈,消除各个环节里的浪费正是精益思想追求的目标。掌握精益思想,运用精益思想在企业运营中实践,既能在短期内为企业解决实际问题,建立的精益的流程和掌握工具的人必能持久运用精益思想为企业建立长期竞争优势。本文以德高公司粉剂生产流程为研究对象,运用精益思想里的生产线平衡,连续流动,发现和消除浪费,快速换线,全员设备维护,6S管理方法,KPI考核方式优化,生产信息系统,全员提案改善等工具,深入企业运营当中,收集一线数据,在企业里设计方案,积极实践来解决实际问题。在场地没有增加的情况下,通过对现有粉剂生产线的分析改造,通过对管理方法的改进,大大的提高了生产效率和管理水平,实现了产量的持续高速增长,扭转了设备劣化的趋势,现场6S也得到了很大的提升。提案管理,TPM等活动等的有效推行,KPI考核方式的优化等也极大的调动了员工参与的积极性,管理人员和一线员工的能力同步实现了大幅提升,为企业持续发展打下了坚实的基础。本文运用精益思想理念对德高公司粉剂生产流程所做的研究,提出的改善方案及成功实践,思维慎密,数据详实清晰。对于连续流动的管路封闭的流程式生产线的生产线平衡分析和改善在各种文献上比较少看到,对于德高公司粉剂线的精益管理改善研究和实践摸索出了连续流动的管路封闭的流程式生产线进行精益管理改善的思路和方法,有很强的应用价值,对于类似行业有着一定的借鉴意义。
[Abstract]:Degao has run out of storage space, limited land, but the customer demand has been growing rapidly, how to achieve rapid growth in the limited space has been a problem facing the company. The development of any industry must go through the stage of high speed growth to low speed growth. Degao also needs to meet customer demand with minimal input in the period of high speed growth, and at the same time establish competitive advantage in all aspects. In the future in the market growth phase of low-speed to continue to maintain competitive advantage. Lean thought is the tool of how to achieve the maximum output with the smallest input, find the bottleneck, eliminate the waste in every link is the goal of the lean thought. Mastering lean thought and practicing lean thought in enterprise operation can solve practical problems for enterprise in a short period of time. The person who establishes lean process and master tools will be able to use lean thought to establish long-term competitive advantage for enterprise. This paper takes the powder production process of Degao Company as the research object, using the production line balance, continuous flow, waste discovery and elimination, quick line changing, full equipment maintenance, 6S management method, KPI examination optimization, production information system, etc. Full staff proposal improvement tools, deep into the operation of the enterprise, collect data, design solutions in the enterprise, active practice to solve practical problems. In the case of no increase in the site, through the analysis and transformation of the existing powder production line and the improvement of the management method, the production efficiency and management level have been greatly improved, and the sustained and high speed growth of the output has been realized. Reversed the equipment deterioration trend, the site 6 S also got the very big promotion. The effective implementation of proposal management, TPM and other activities, and the optimization of KPI assessment methods have greatly mobilized the enthusiasm of employees to participate, and the ability of managers and front-line staff has been greatly improved, which has laid a solid foundation for the sustainable development of enterprises. In this paper, the author studies the production process of powder in Degao Company by using lean idea, and puts forward the improvement scheme and successful practice. The thinking is careful and the data is detailed and clear. The balance analysis and improvement of continuous flow pipeline closed flow production line is seldom seen in various literature. For the research and practice of lean management improvement in powder line of Degao Company, the ideas and methods for Lean management improvement of continuous flowing closed pipeline production line are explored, which have strong application value. For similar industries have certain reference significance.
