新港公司经营战略研究

【摘要】:新港公司作为广州港股份公司下属企业,从开港至今已经有39年的历史,其历经经济体制改革、政企分开、货源结构调整等多次机遇和挫折。近年来,随着珠江沿岸深圳、东莞等地码头快速发展,外加国内经济增长形势趋缓,股份公司内货源结构调整诸多不利因素,导致新港公司2008经营亏损1815万元。如何从战略管理的角度去提高公司管理水平,使新港公司走出困境渡过难关是本文需要解决的问题。 本论文将通过对战略管理相关理论的阐述,运用管理学、企业战略管理的一些思想和方法,对新港公司进行研究和分析,发现新港公司现阶段存在的问题;通过对新港公司外部环境、内部环境、面临的机会与威胁、企业内部存在的优势与劣势、国家政策走向以及市场竞争态势等进行分析,并结合新港公司的实际情况,利用PEST、SWOT模型、波士顿矩阵等方法进行定性定量分析研究,为新港公司制定“打造华南地区粮食、钢材集散和机电设备出口物流基地”的战略定位,并提出2000万吨吞吐量1亿元利润的中长期战略目标,并制定出成本领先战略,以实现此中长期战略目标。 本文通过通过定性和定量分析,从战略管理角度提升新港公司管理水平,并合理制定战略规划的实施措施,整合企业内优势资源,提高核心竞争力。有助于新港公司在今后激烈竞争环境下生存发展,,并对与新港公司类似的国内港口企业有一定借鉴意义。
[Abstract]:As a subsidiary of Guangzhou Port Stock Company, Xingang Company has a history of 39 years since its opening. It has experienced many opportunities and setbacks such as economic system reform, separation of government from enterprises, adjustment of supply structure, etc. In recent years, with Shenzhen along the Pearl River coast, The rapid development of ports in Dongguan and other places, as well as the slowing down of domestic economic growth and the adjustment of the internal supply structure of joint-stock companies have resulted in a loss of 18.15 million yuan in 2008. How to improve the management level of the company from the perspective of strategic management? It is the problem that this article needs to solve to make Xingang Company get out of the predicament and tide over the difficulties. This paper will study and analyze the Xingang Company by expounding the relevant theories of strategic management and applying some ideas and methods of management and enterprise strategic management to find the problems existing in Xingang Company at present. Through the analysis of the external environment, internal environment, opportunities and threats faced by Xingang Company, the advantages and disadvantages within the enterprise, the trend of national policy and the market competition situation, and combined with the actual situation of Xingang Company, The qualitative and quantitative analysis is carried out by using the PEST-SWOT model and Boston matrix method to establish the strategic position for Xingang Company to "build the logistics base of grain, steel distribution and export of mechanical and electrical equipment in South China". The medium- and long-term strategic goal of 100 million yuan profit of throughput of 20 million tons is put forward, and the cost leading strategy is worked out to realize this medium and long-term strategic goal. Through qualitative and quantitative analysis, this paper promotes the management level of Xingang Company from the angle of strategic management, and reasonably formulates the implementation measures of strategic planning, and integrates the advantage resources within the enterprise. Improving the core competence is helpful to the survival and development of Xingang Company in the future fierce competition environment, and has certain reference significance to the domestic port enterprises similar to Xingang Company.
