【摘要】:CY公司是珠三角一家国有道路运输企业。最近三年多时间,顺应企业改革发展需要,先后通过高校和培训机构等,组织开展了多次管理人员培训工作,但培训收效甚微。有鉴于此,本论文选择了CY公司管理人员培训实施工作进行诊断研究,开展问题查找,研究改善策略,为CY公司未来的管理人员培训提供有价值的解决方案。 本论文以改善CY公司管理人员培训操作,提高CY公司管理人员培训质量和培训效果为研究目标,基于培训需求分析、培训策划和实施、培训效果评估、培训成果转化等研究理论,运用历史资料分析、访谈和问卷调查等方法,根据CY公司基本现状、发展战略、管理人员培训档案以及从188名管理人员中收集的大量数据信息,对CY公司管理人员培训各环节工作开展情况进行逐项研究和分析诊断,找寻突出问题和改进方向。 在论文中,重点就访谈和问卷调查数据信息进行了详细的诊断分析。通过综合第二章有关CY公司管理人员培训现状的分析结果进行研究后发现,CY公司管理人员培训存在六大问题影响了其培训质量和培训效果:一是实施管理人员培训的基础工作不够完善,包括培训力量不足、培训职能弱化、职务说明书不完善、培训考核和激励机制欠缺等;二是培训需求分析工作未有效实施,相关工作尚处于简单操作阶段;三是培训策划工作与实际需求有较大差距,系统性、前瞻性、针对性、吻合性不强,包括培训课程、培训师资、培训对象选择安排和培训方式方法使用等都存在不足;四是培训实施工作控制不到位,灵活性不够,,措施不足;五是培训效果评估和跟踪工作基本未真正实施,缺乏评估指标,评估时效性不强,对学习、行为和结果层次的效果评估缺失;六是对培训成果转化工作不够重视,缺乏明确的培训转化要求和考核结果,转化效果差。 针对研究发现问题,本论文最后分别提出了具有针对性、适用性和前瞻性的改进策略和实施方案,并就改进策略的运行,提出了相关保障措施。在论文最后,得出研究结论如下:企业管理人员培训是一项提升企业发展后劲的重要工作,它是一项系统的工程,要收到满意成效,不仅需要培训力量和制度的保障,还需要完善和重视做好培训需求分析、培训策划、培训实施、培训效果评估和培训成果转化等关键工作,任何工作缺失或不到位,都会影响到培训质量和培训效果。
[Abstract]:CY Company is a state-owned road transportation enterprise in the Pearl River Delta. In the past three years, in line with the needs of enterprise reform and development, CY Company has organized and carried out many training work for managers through universities and training institutions. However, the training has little effect. In view of this, this paper chooses CY company manager training implementation work to carry on the diagnosis research, carries out the question finding, studies the improvement strategy, provides the valuable solution for the CY company future management staff training. The purpose of this paper is to improve the training operation of CY company managers, improve the training quality and training effect of CY company managers, based on training needs analysis, training planning and implementation, training effect evaluation, According to the basic status of CY Company, development strategy, training files of managers and a large amount of data collected from 188 managers, this paper studies the theory of training achievement, using historical data analysis, interviews and questionnaires, and so on, according to the basic situation of CY Company. In order to find out the outstanding problems and the improvement direction, the research and diagnosis of CY company managers' training work are carried out item by item. In the paper, This paper focuses on the detailed diagnosis and analysis of the interview and questionnaire data information. By synthesizing the results of the analysis of the current situation of CY company's management training in Chapter 2, it is found that there are six major problems in the training of CY company's managers. The problems have affected the quality and effectiveness of the training. First, the basic work of implementing the training of managers is not perfect enough. It includes insufficient training strength, weak training function, imperfect job description, lack of training assessment and incentive mechanism, etc. The second is that the analysis of training needs is not effectively implemented, and the related work is still in a simple operation stage. Third, there is a big gap between training planning and actual needs, systematic, forward-looking, targeted, not consistent, including training courses, training teachers, training target selection arrangements and training methods and methods are inadequate; Fourth, the training implementation work control is not in place, the flexibility is not enough, the measure is insufficient; fifthly, the training effect appraisal and the tracking work basically has not carried out really, lacks the appraisal index, the appraisal time effect is not strong, regarding the study, Sixth, the lack of attention to the transformation of training results, lack of clear training requirements and assessment results, the transformation effect is poor. In the end of this paper, we put forward some specific, applicable and forward-looking improvement strategies and implementation schemes, and put forward the relevant safeguard measures for the operation of the improved strategies. The conclusions of the study are as follows: the training of enterprise management personnel is an important work to enhance the enterprise's development stamina, and it is a systematic project. In order to obtain satisfactory results, not only the training strength and system are needed, We also need to improve and pay attention to the key work of training needs analysis, training planning, training implementation, training effect evaluation and training achievement transformation. Any work missing or not in place will affect the training quality and training effect.
