A铁路物流公司发展战略研究

【摘要】:在国家全力发展物流产业的背景下,铁路迈向物流产业的改革也不断深入。铁路物流企业的生产、经营及生存环境为此发生了深刻变化,面临着方向性选择。这种情况下,急需转型发展的A铁路物流公司,面对竞争日趋激烈的物流市场,公路运输的便捷、水路运输的低成本以及地方政府对煤炭等资源外运的政策限制,A铁路物流公司可以说已面临着生死存亡的境地。如何抓住国家对物流产业大发展的机遇,审时度势、扬长避短,打造核心竞争力,找准适宜公司发展的经营战略,为公司决策提供科学的依据是当前亟待解决的问题。 本文首先介绍了A铁路物流公司的发展现状。并运用PEST环境分析、五力模型分析、行业评估矩阵对公司当前所处的外部环境进行了详细分析,分析出国家政策环境、铁路经营机制转变、地方经济发展后发优势、物流需求总量高速增长、铁路物流行业进入门槛较高、低碳运输方式等为公司发展现代物流带来了发展机遇,但是其它运输方式的灵活便捷、地方物流企业的壮大和外资物流企业的进入,地方煤炭外运的政策限制、公司盈利能力过于依赖铁路主业、物流基地建设融资困难等对公司发展带来了极大的威胁。其次,运用雷达分析、核心竞争力匹配分析等方法对公司内部要素进行了详细分析,得出公司拥有完善的物流网络布局、规模经济水平较高、稳定的客户资源、企业文化建设、中长距运输等优势,以及公司负债率过高、短期偿债能力较弱、盈利能力偏低、管理水平较低、市场开发能力较弱、职工队伍素质偏低、物流技术水平落后、体制约束等劣势严重阻碍公司发展。再次,运用SWOT组合分析、定量战略计划矩阵(QSPM矩阵)工具分析出适宜公司发展的备选战略,综合分析后提出适宜公司发展战略为基于成本领先的角度实施一体化增长型战略、联盟发展战略。最后进行了战略实施目标分解,并制定了战略实施保障措施和控制建议。
[Abstract]:Under the background of the development of logistics industry, the reform of railway towards logistics industry is deepening. The production, management and living environment of railway logistics enterprises have undergone profound changes and face the choice of direction. Under such circumstances, A Railway Logistics Company, which is in urgent need of transformation and development, faces the increasingly competitive logistics market, the convenience of road transportation, the low cost of waterway transportation, and the policy restrictions imposed by local governments on the transportation of coal and other resources. A railway logistics company can be said to be faced with the survival of the situation. How to seize the opportunity of the development of the logistics industry, judge the situation, promote the advantages and avoid the weaknesses, build the core competitiveness, find the right management strategy for the development of the company, and provide a scientific basis for the company to make decisions are the problems to be solved urgently. This article first introduced A railway logistics company's development present situation. Using PEST environment analysis, five-force model analysis, industry evaluation matrix to analyze the current external environment of the company in detail, analyze the national policy environment, railway management mechanism change, local economic development advantage. The rapid growth of logistics demand, the high entry threshold of railway logistics industry, the low carbon transportation mode and so on have brought the development opportunity for the company to develop modern logistics, but other transportation modes are flexible and convenient. The growth of local logistics enterprises, the entry of foreign logistics enterprises, the policy restriction of local coal transportation, the excessive reliance on the main railway industry in the profitability of the company, the difficulty in financing the construction of the logistics base have brought great threat to the development of the company. Secondly, by using the methods of radar analysis and core competitiveness matching analysis, the author analyzes the internal elements of the company in detail, and concludes that the company has a perfect distribution of logistics network, a high level of scale economy, stable customer resources, and corporate culture construction. Medium and long distance transportation and other advantages, as well as the company's high debt ratio, weak short-term solvency, low profitability, low management level, weak market development ability, low quality of staff and workers, backward logistics technology level, etc. Institutional constraints and other disadvantages seriously hinder the development of the company. Thirdly, using SWOT combination analysis and quantitative strategic planning matrix (QSPM matrix) tool to analyze the alternative strategy suitable for the development of the company, the author puts forward that the suitable company development strategy is to implement the integrated growth strategy based on the cost leading angle. Alliance development strategy Finally, the strategy implementation goal decomposition is carried out, and the strategy implementation safeguard measures and control suggestions are made.
