美的地产流程再造

【摘要】:流程再造实质就一种变革,其对象及核心领域是企业的业务流程,目标是提高企业的绩效。业务流程再造核心思路是打破企业惯常的以职能为中心,细密分工、科层严密的传统管理方法,扁平搭建企业组织,简单高效构建业务流程,实行以客户为中心,以流程为核心的经营和管理。 中国房地产经过近二十几年的发展,竞争越来越激烈,监管越来越严格,客户要求也越来越高,但由于大量企业发展过快,尚未认真思考或未改变企业在经营管理过程原有的问题。如何以客户为中心,做出满足客户满意的产品和服务,持续、稳健的发展。这是摆在大多数房地产企业面前一个严峻的课题。这要求企业在机制和管理上不断学习制造业,不断创新,提高企业核心竞争力。 房地产流程再造就是运用现代信息化手段,对原先的业务流程进行根本性的再思路或重新设计,以实现提高产品和服务品质,降低成本,提升运营效率和客户满意度。 本文针对行业特点,对流程再造理论进行了研究,并对房地产行业流程管理的现状进行了描述,对美的地产目前流程存在问题进行剖析。在再造方案设计时,以战略为先导,依据组织管控和权责体系和信息化手段,按照房地产行业价值链增值理论,对业务流程进行再造设计,并提出了流程再造的控制措施,最后对流程再造效果进行了对比。
[Abstract]:Process reengineering is a kind of change . Its object and core area is the business process of the enterprise . The goal is to improve the performance of the enterprise . The core idea of BPR is to break down the traditional management method of the enterprise ' s usual functions . China ' s real estate has been developing in recent 20 years , the competition is becoming more and more fierce , the supervision is getting more and more strict , the customer demand is also higher and higher , but because of the rapid development of a large number of enterprises , it has not been taken seriously or has not changed the original problem of the enterprise in the management process . How to take the customer as the center , make the products and services that satisfy the customer satisfaction , continue and sound development . This is a serious problem before most real estate enterprises . This requires that the enterprise keep learning the manufacturing industry in mechanism and management , innovate continuously , and improve the core competitiveness of the enterprise . The reconstruction of real estate process is to use modern information technology to redesign the original business process , so as to improve product and service quality , reduce cost , improve operational efficiency and customer satisfaction . According to the characteristics of the industry , the process reengineering theory is studied , and the current situation of the real estate industry flow management is described . At the time of the project design , the strategy is the lead , based on the theory of value chain value added in the real estate industry , the business process reengineering is designed , and the control measures of the process reengineering are put forward . Finally , the process reengineering effect is compared .
