GS公司MAXT项目施工控制案例研究

【摘要】:随着改革开放的进一步推进,国内经济形势的快速发展,房地产行业已经成为国民经济中一个极为重要的组成部分。近年来,国内房地产行业经历了迅猛的发展后,出现了短暂的回落。目前,如何应对外部市场的相对不景气,完成行业的改革转型是房地产行业必须面对的问题,相对于大型房地产公司来讲,中小型房地产公司的抗风险性相对较弱,确保其工程项目的顺利实施将显得更加重要。 本研究采取案例的方式进行,以GS公司的MAXT项目作为研究对象。全文首先对本研究的背景条件和重要意义进行了说明;其次通过对GS公司及其现在开发进行的MAXT项目进行详细介绍,指出房产项目下施工控制中存在开发成本超支、项目效率差异大、工程质量问题以及员工满意度下降等有关问题;再次对房地产行业的项目施工控制中涉及的文献理论进行了梳理和归纳,完成对GS公司现存问题根源的深入分析;最后,依据成本控制理论、项目管理理论、全面质量控制理论和绩效考核理论,并合理结合GS公司房地产行业的特有属性,提出建议和解决方案,进而完成了问题的一一解决。 本研究针对GS公司的MAXT项目中的成本控制问题,提出目标管理、责任成本管理和具体成本控制方案;针对项目管理问题,提出了合同、资金、计划等具体流程的控制;针对全面质量管理提出了构建管理体系流程;针对绩效问题,提出360°考核方案,进行上级、同级、下级和自己的全方位评价。 本研究采取提出问题、分析问题、解决问题的思路模式进行,运用了问卷调查法、定性分析法、定量分析法和文献综述法等研究方法。本研究的创新点主要集中在依据GS公司MAXT项目的实际情况,提出其在施工控制中的应当构建的项目管理体系以及与之配套的绩效考核方案,另外在成本管理和全面质量管理体系构建中均提到了运用动态的思维看待施工控制的观点。
[Abstract]:With the further promotion of reform and opening up and the rapid development of domestic economic situation, the real estate industry has become an extremely important part of the national economy. After the rapid development of the domestic real estate industry, there has been a brief decline. At present, how to deal with the relative recession of the external market, to complete the reform and transformation of the industry is the real estate industry must face the problem. Compared with large real estate companies, small and medium-sized real estate companies have relatively weak risk resistance, so it will be more important to ensure the smooth implementation of their engineering projects. This study is carried out by a case study, taking the MAXT project of GS Company as the research object. Firstly, the background conditions and significance of this study are explained. Secondly, through the detailed introduction of GS Company and its MAXT project, the author points out that there is overrun of development cost in construction control of real estate project, and the efficiency of the project varies greatly. Engineering quality issues and employee satisfaction decline and other related issues; Thirdly, the literature theory involved in the project construction control of the real estate industry is combed and summarized, and the root causes of the existing problems of GS company are analyzed deeply. Finally, according to cost control theory, project management theory, total quality control theory and performance evaluation theory, and reasonable combination of GS real estate industry specific attributes, put forward suggestions and solutions. Then the problem is solved one by one. This research aims at the cost control problem in MAXT project of GS Company, puts forward the target management, the responsibility cost management and the concrete cost control plan; Aiming at project management problems, the control of contract, fund, plan and so on is put forward. According to total quality management, the process of constructing management system is put forward. In view of the performance problem, the 360 掳appraisal plan is put forward, and the superior, the same level, the subordinate and oneself are evaluated in all directions. This study adopts the thinking mode of problem raising, problem analysis, problem solving, questionnaire survey and qualitative analysis. Quantitative analysis method and literature review method. The innovation of this study is mainly based on the actual situation of GS company MAXT project. This paper puts forward the project management system which should be constructed in the construction control and the corresponding performance appraisal scheme. In addition, in the construction of cost management and total quality management system, the viewpoint of using dynamic thinking to treat construction control is mentioned.
