G公司K试验机研发项目敏捷化改造研究

【摘要】：面对复杂多变的市场竞争环境以及轮胎检测设备行业的飞速发展,轮胎检测设备的研发和制造企业需要快速响应客户的需求变化,在保证质量的前提下,尽可能早的提供客户所需的检测设备,以获得市场竞争优势。研究研发项目敏捷化改造成为提升中小企业研发质量和速度的有效方法之一。G公司是专门从事轮胎检测设备研发和制造的中小企业,但是G公司的传统研发项目管理模式已经不能满足快速变化的市场要求。对G公司K试验机研发项目敏捷化改造方法和措施的研究,对于G公司及其他从事轮胎检测设备研发的中小企业,进行研发项目的敏捷化改造有着重要的意义。通过国内外相关文献的研究,归纳影响敏捷化改造的影响要素。结合采用传统研发管理模式进行研发的G公司R试验机项目所存在的敏捷性不足的问题,综合整理可能影响K试验机项目敏捷化改造的所有影响要素。并成立K试验机项目敏捷化改造小组协助K试验机研发项目完成敏捷化改造。通过德尔菲法对影响K试验机研发项目敏捷化关键影响要素进行判断,并利用层次分析法对各关键要素及其子要素(改造措施)进行了重要性分析。按照子要素的重要性顺序,对G公司K试验机项目有针对性的实施敏捷化改造。并比较了敏捷化改造前后,研发项目效果的差异性。

G Company is a small and medium-sized enterprise specializing in the research and manufacture of tire testing equipment. However, the traditional R & D project management model of G Company can no longer meet the rapidly changing market requirements. For G Company and other small and medium-sized enterprises engaged in tire testing equipment R & D, it is of great significance to carry out agile transformation of R & D projects. Induces the influence factors which affect the Agile transformation. Combined with the traditional R & D management mode R & D R / R test machine project of G company has the problem of lack of agility. Comprehensive sorting out all the factors that may affect the Agile transformation of the K Tester Project. The Agile Reform team of the K Tester Project was set up to assist the R & D of the K Tester Project to complete the Agile Transformation. K test machine research and development project Agile key factors to judge, The importance of each key element and its sub-elements (transformation measures) is analyzed by using the Analytic hierarchy process (AHP). The Agile transformation of K test machine project in G company was carried out and the difference of R & D project effect before and after Agile transformation was compared.
