天津外轮理货有限公司集装箱理货流程改进研究

【摘要】:面对理货行业的市场化,以及船代、船公司、货主等客户对集装箱理货信息提出的各种各样的需求,传统集装箱理货模式明显不能适应。因此,以传统集装箱理货流程服务于要求日益多样化、个性化的客户,尤其是当对数据的及时性转变为即时性时,就会出现人力资源的浪费,理货市场的丢失,成本加大等诸多问题。流程改进是以顾客需求为核心,对服务流程进行再思考,通过将构成服务要素的各个要素进行再设计,从而产生更有价值的结果,给企业带来更好的绩效。对于现阶段处于政策与市场双重压力的天津外轮理货有限公司而言,进行集装箱理货流程改进迫在眉睫。因此,研究如何改进集装箱理货流程具有非常重要的意义。JIT模式、PDA手持机的应用、信息平台的建立以及植入式理货作为此次集装箱理货流程改进的主要策略与方法,打破原有的集装箱理货思路,强调数据的即时性以及客户的满意程度。采用JIT模式精简流程,使用PDA手持机实现集装箱理货数据的即时采集、处理、校验、传输的功能;通过建立“外轮理货信息服务平台”完善网上办理业务与网上缴费功能,提高运转效率,增强理货服务灵活度,使客户服务满意度得到提升,形成各部门无缝协同工作的全方位解决方案;运用植入式理货,提升员工队伍素质,减少人力资源的重复投资,抢占委托性理货市场,变革理货机制,整合资源配置,破解传统管理模式运作与现实发展之间矛盾和“瓶颈”。本论文将天津外轮理货有限公司在集装箱理货流程改造前面临的困难和问题进行了阐述,详细讲述了流程改进的策略与方法,并通过对比流程改进的成果,制定保障措施巩固改进成果,总结走过的弯路,为以后在进行流程改进以及其他公司的流程改进提供借鉴,具有比较现实的应用价值。
[Abstract]:In the face of the marketization of the cargo handling industry, as well as the various needs of shipping agents, shipping companies, cargo owners and other customers for container cargo information, the traditional container handling mode is obviously unable to adapt. Therefore, when the traditional container handling process serves the increasingly diversified and personalized customers, especially when the timeliness of data is changed into timeliness, there will be many problems, such as the waste of human resources, the loss of rationing market, the increase of cost and so on. Process improvement takes customer demand as the core, rethinks the service process, and redesigns the elements that make up the service elements, so as to produce more valuable results and bring better performance to the enterprise. For Tianjin Foreign Shipping Co., Ltd., which is under the dual pressure of policy and market at this stage, it is urgent to improve the container handling process. Therefore, it is of great significance to study how to improve the container handling process. JIT mode, the application of PDA handheld machine, the establishment of information platform and the main strategy and method of implantable rationing are the main strategies and methods to break the original container teller idea and emphasize the timeliness of the data and the satisfaction of the customers. The main strategies and methods of the container handling process improvement are as follows: JIT mode, the application of JIT handheld machine, the establishment of the information platform and the implantable teller. The JIT mode is used to simplify the process, and the PDA handheld machine is used to realize the functions of real-time collection, processing, verification and transmission of container handling data. Through the establishment of "external shipping information service platform", the functions of online handling business and online payment are improved, the operation efficiency is improved, the flexibility of cargo handling service is enhanced, the satisfaction of customer service is improved, and the omni-directional solution of seamless collaborative work of various departments is formed. By using implantable management, we can improve the quality of staff, reduce the repeated investment of human resources, seize the entrusted goods management market, change the management mechanism, integrate the allocation of resources, and solve the contradiction and "bottleneck" between the operation of traditional management mode and the development of reality. This paper expounds the difficulties and problems faced by Tianjin Foreign Shipping Co., Ltd before the process transformation of container handling, describes in detail the strategies and methods of process improvement, and through comparing the results of process improvement, formulates the safeguard measures to consolidate the improvement results, summarizes the detours, and provides reference for the process improvement and other companies' process improvement in the future, and has more realistic application value.
