【摘要】:随着当今市场环境的变化,汽车行业正面临着日益激烈的国际竞争,迫使企业的产品朝着个性化、多样化的方向发展。快速、高质地研发新产品已成为众多汽车厂商的重要竞争手段。为了实现这一手段,项目管理技术和方法越来越广泛地被应用于汽车行业产品研发过程管理中。项目计划作为项目管理的核心内容,其表现出的管理层次多样化、参与主体多元化、工作任务逐渐明细等趋势日益突出,实现多层级的协同计划管理已成为汽车行业对产品研发项目管理的迫切需求。因此,探究项目多级计划协同管理对汽车行业产品的研发具有重要意义。首先,分析了研发项目多级计划体系,基于质量先期策划进行了汽车行业产品研发计划的层级划分,定义了企业项目结构、项目组织结构、资源分解结构和工作分解结构四个多级要素结构,提出了有序计划树方法,建立了面向汽车行业产品研发项目的多级计划模型,为后期针对多级计划进行的协同管理研究奠定了基础。其次,给出了项目多级计划协同管理的定义,探究了多级计划协同管理的特点、层次和要求,总结了多级计划协同管理的主要内容,分析了多级计划协同管理过程,建立了多级计划协同编制和控制两过程的活动场景和信息流,清楚地描述了面向汽车行业产品研发项目多级计划协同管理的框架。再次,针对多级计划协同管理过程,采用了集体参与分配法进行群体决策,实现了多个主体在协同环境下共同对组织、任务、资源、进度、成本、交付物等的决策,避免了由于单个主体的知识、经验和能力的不足所带来的判断错误,提高了项目计划的准确性。最后,在上述模型和理论方法的基础上,分析了多级计划协同管理的业务流程,扩展了Co-PLAN系统的体系架构,设计实现了面向汽车行业产品研发项目多级计划协同管理的原型系统,并在某企业的发动机研发项目中成功实施应用。
[Abstract]:With the change of the market environment, the automobile industry is facing increasingly fierce international competition, forcing the products of enterprises to develop in the direction of individuation and diversification. High-quality research and development of new products has become an important means of competition for many automobile manufacturers, in order to achieve this means. Project management technology and methods are more and more widely used in the automotive industry product research and development process management. Project planning as the core content of project management, its management levels are diversified, the main body of participation is diversified. The trend of task detail is becoming more and more prominent, and the realization of multi-level collaborative planning management has become an urgent need for product development project management in the automotive industry. It is of great significance to explore the collaborative management of multi-level plan for automobile industry. Firstly, the multi-level planning system of R & D project is analyzed. Based on the quality planning, this paper divides the product R & D plan of automobile industry into four levels: enterprise project structure, project organization structure, resource decomposition structure and work decomposition structure. An orderly planning tree method is proposed, and a multi-level planning model for product development projects in automobile industry is established, which lays a foundation for the collaborative management research on multi-level planning in the later stage. Secondly. This paper gives the definition of multi-level planning collaborative management, probes into the characteristics, levels and requirements of multi-level planning collaborative management, summarizes the main contents of multi-level planning collaborative management, and analyzes the process of multi-level planning collaborative management. The activity scenario and information flow of the two processes of collaborative planning and control are established, and the framework of multi-level planning collaborative management for automotive product development projects is clearly described. Thirdly. In view of the multi-level planning collaborative management process, the collective participation allocation method is used to make group decision, and the decision of organization, task, resources, schedule, cost, delivery and so on is realized under the collaborative environment. It avoids the judgment error caused by the lack of knowledge, experience and ability of the individual, and improves the accuracy of the project plan. Finally, on the basis of the above models and theoretical methods. This paper analyzes the business process of multi-level planning collaborative management, extends the architecture of Co-PLAN system, and designs and implements a prototype system of multi-level planning collaborative management for automotive product R & D projects. And in a certain enterprise engine R & D project successful implementation of the application.
