【摘要】:近年来,我国大力提倡企业节能减排,新建了很多效率高又排放低的600MW, 1000MW大容量机组和新能源机组,给300MW及以下机组带来了前所未有的经营压力。靖远第二发电有限公司(以下简称靖远二电)为了降本增效,在成功实践TPM和6S管理的基础上,在各个管理模块积极探索更为先进的管理理念。在设备管理模块改变原来的计划检修和事故检修模式,引入点检定修制,并将状态检修和优化检修与点检定修制结合,不断打造精益化的检修项目管理模式。基于以上研究背景,本文在对相关理论进行梳理的基础上,首先对靖远二电的检修项目管理现状做了分析,找出在检修流程中存在的由于检修项目计划不合理而产生的过度处理浪费以及检修网络图设计不合理产生的工作等待;检修质量管理中由于过程监督不严格而存在的返工现象;在检修成本方面,存在备品备件库存量大而产生的浪费以及预算执行不严格而产生的成本问题;在检修安全方面,虽然相应的安全规章制度和措施逐步完善,但仍然存在很多死角;检修人力资源由于激励机制不完善导致工作士气不足,工作效率低下。其次,针对上述问题,本文提出将利用精益思想引入检修项目管理之中,通过改善检修项目和流程,提高工作效率,避免浪费过多的中间联系环节;利用精益六西格玛思想指引检修人员的质量控制和监督,在检修中严格按照维修作业指导书中的工艺流程工作,避免返工;将NOSA安健环风险预控体系倒入检修管理工作的全过程。再次,本文以公司#6机组A级检修为例,将上述精益方法和实际检修项目相结合,详细分析了利用精益管理工具如何降低各个检修项目中存在的浪费,提高了设备可靠性和安全性。最后,本文对#6机组A级精益检修管理的实施提出了效果验证和保障措施。总之,本文通过在发电设备检修中引入精益管理,证明了火力发电设备精益检修管理方法不但能保障检修质量、提升检修安全性和效率、降低检修成本,对指导其他发电企业的设备检修实施精益管理也有一定的意义。
[Abstract]:In recent years, China vigorously promote energy-saving emission reduction enterprises, a lot of new high efficiency and low emissions of 600MW, 1000MW large capacity units and new energy unit, brought hitherto unknown operating pressure to 300MW and below second units. Jingyuan Power Company Limited (hereinafter referred to as Jingyuan two) in order to lower the efficiency, on the basis of successful practice TPM and 6S management, each management module and actively explore more advanced management concepts. Based on the above research background, this paper based on the related theories on the first status of maintenance project management of Jingyuan electric two to do the analysis, find out the existing in the repair process in inspection Repair project plan is not reasonable due to excessive waste treatment and maintenance network design unreasonable wait for work; maintenance quality management due to rework process supervision is not strict and there; in the maintenance costs, the cost of spare parts inventory and the large amount of waste and the budget implementation is not strictly produced; in the maintenance of security, while the safety regulations and corresponding measures to gradually improve, but there are still a lot of dead; maintenance of human resources due to imperfect incentive mechanism lead to poor morale, work efficiency is low. Secondly, aiming at the above problems, this paper will use the lean thinking into the maintenance project management, through the improvement of maintenance project and process. To improve work efficiency, avoid wasting too much intermediate link; using Lean Six Sigma guidance of maintenance personnel quality The amount of control and supervision, in strict accordance with the maintenance in the maintenance work instruction in the process of work, avoid rework; the whole process of NOSA HSE risk control system in maintenance management. Thirdly, the company #6 unit level maintenance as an example, the method and practice of lean maintenance project combined with analysis how to reduce the waste in various maintenance projects using lean management tools, improve the reliability and safety of the equipment. Finally, proposed and validated the effect of safeguard measures on the implementation of a #6 unit. The total lean maintenance management, through the introduction of lean management in power equipment maintenance, proved that the thermal power equipment maintenance management lean the method can not only guarantee the quality of maintenance, improve maintenance safety and efficiency, reduce maintenance costs, the implementation of lean management of equipment maintenance guidance to other power enterprises A certain meaning.
