【摘要】:随着我国经济全面进入新常态,下行压力持续加大,给电子制造业造成了前所未有的冲击,不少企业开始努力学习、应用先进的管理模式,以增强企业整体实力和竞争力。精益六西格玛(Lean Six Sigma,LSS),被誉为当今世界降低企业总成本,缩短订单交期,改善生产与服务流程,同步提升产品品质与产出效率的必然选择和最佳利器。目前已相继在世界上大部分国家的工业和服务业领域中获得广泛认可与应用推广,并取得显著经济社会效益。但在国内,真正能为企业带来长期显著成效的成功案例却鲜见。鉴于此,本文在详细梳理LSS相关理论和借鉴其它公司成功实施经验的基础上,以电子制造企业——SM公司为研究对象,结合其现阶段企业面临的主要问题和具备的LSS实施基础,进一步提出LSS的具体实施过程,并成功推行,以期为国内其他相关企业实施与推行LSS提供实践参考和经验借鉴。在SM公司LSS项目实施过程中,首先通过采用矩阵图、帕累托优先级指数(PPI)等方法与工具,确定出优先实施的LSS项目。然后以PCBA产品不良率改善项目为例,运用基于LSS的DMAIC流程及其相关工具与方法进行改进,获得了良好的效果;同时在改进(I)阶段,运用响应曲面法(RSM)对造成PCBA产品不良的波峰焊工序的工艺参数进行优化。实施后,焊接不良率由39173PPM降至3491PPM,返工和检验人数由18人降至10人,平均计划完成率由90%提升至96%,投资回报率(ROI)达1245.7%。
[Abstract]:With China's economy has entered the new normal, the downward pressure continues to increase, to the electronic manufacturing industry has caused unprecedented impact, many enterprises began to study hard, the application of advanced management model. In order to enhance the overall strength and competitiveness of the enterprise, Lean Six Six LSS is known as the world to reduce the total cost of enterprises and shorten the delivery period of orders. To improve the production and service processes, simultaneously improve the product quality and output efficiency of the inevitable choice and the best weapon, has been widely recognized and applied in most countries in the field of industry and service industry in the world. And achieved significant economic and social benefits. But in the domestic, can really bring long-term remarkable results for the enterprise success stories are rare. In view of this. On the basis of combing the relevant theory of LSS and drawing on the successful implementation experience of other companies, this paper takes SM Company, an electronic manufacturing company, as the research object. Combined with the main problems faced by the enterprises and the foundation of LSS implementation, the concrete implementation process of LSS is further put forward and successfully implemented. In order to provide practical reference and experience for other domestic enterprises to implement and implement LSS. In the process of LSS project implementation of SM company, the matrix diagram is adopted first. Pareto priority Index (PPI) and other methods and tools to determine the priority to implement LSS projects, and then take the PCBA product unfavorable rate improvement project as an example. The DMAIC process based on LSS and its related tools and methods are improved, and good results are obtained. At the same time, the response surface method is used to optimize the process parameters of the wave peak welding process which causes the PCBA products to be bad in the stage of improving I). The defective rate of welding was reduced from 39173 PPM to 3491 PPM, the number of rework and inspection was reduced from 18 to 10, and the average planned completion rate increased from 90% to 96%. The return on investment reached 1245.7.
