山西天泽煤化工集团股份公司发展战略研究

【摘要】:山西天泽煤化工集团股份公司是目前山西省化肥行业中单体生产规模最大的尿素生产企业,产能超过全省的1/5,跻身国内煤制化肥先进行业。当前,国内尿素产能过剩、价格长期低位运行,产品结构单一的煤制尿素企业的经济效益和发展前景都受到严重影响。同时,由于我国富煤贫油少气的能源储备特点,油气等石化能源长期依靠进口。为了降低我国能源对外依存度,保障我国能源安全,降低能源供给风险,适度发展新型煤基化学工业,实现部分替代石化能源和产品,具有非常重要的战略意义。因此,全面分析天泽集团经营发展所处的环境及企业自身的优劣势,制定长期发展战略,积极寻求更加先进和优化的发展路径,横向拓展,纵向延伸,构建抗风险能力更强的产业结构,对天泽集团煤化工企业未来进一步做大做强具有深远意义。本文以战略管理理论、竞争战略理论等为指导,从天泽集团发展现状入手,运用文献研究法、实地调研访谈、PEST分析法、五力模型、SWOT分析法等研究方法和工具,对企业所处的政策和市场环境、行业内竞争情况、以及企业自身具备的技术、资源、管理等各方面能力进行了全面的分析和评估。公司的优势主要体现在合理的公司制股权结构,较高的企业管理水平,产品的成本优势、行业知名度和市场占有率等,劣势主要包括主要产品结构单一、尿素国内产能饱和、单位产品利润逐步缩小,企业管理层年龄断档等问题;面临的主要机遇包括煤炭等原料价格持续低位运行、尿素产品长期的刚性需求、国内对相关精细化学品需求的持续增加等,面临的主要威胁有国内外特大型煤炭巨头的进入、环保和碳减排等压力加大、石油系化工产品的主导地位等。在全面分析的基础上,提出了天泽集团“煤化联合、稳肥转化、改造提升、多元发展”的发展战略,并根据发展战略提出了具体的措施及建议:包括发挥管理优势,抓好人才培养,拓宽融资渠道,加强技术创新,拓展业务体系等几个方面,使企业实现转型发展,绿色发展,可持续发展。
[Abstract]:Shanxi Tianze Coal Chemical Group Co. Ltd. is the Shanxi Province, the fertilizer industry in the single largest production scale urea production enterprises, the production capacity of more than 1/5, among the domestic advanced coal chemical fertilizer industries. At present, domestic urea production overcapacity, price of long-term low, economic efficiency and the development of a single product structure of coal enterprises urea have been badly affected. At the same time, the characteristics of energy reserves in our country coal less gas, fossil energy such as oil and gas long relied on imports. In order to reduce China's dependence on foreign energy, China's energy security, reduce energy supply risk, moderate development of new coal chemical industry base, realize the partial substitution of fossil energy and products. It has very important strategic significance. Therefore, the comprehensive analysis of environment and the Chak group business development of the advantages and disadvantages of their own, formulate a long-term development strategy, actively seeking Seek the path of development, more advanced and optimized horizontal expansion, vertical extension of industrial structure, construction of anti risk ability is stronger and stronger, is of far-reaching significance for Chak group coal chemical enterprises to further expand the future. Based on the theory of strategic management, competitive strategy theory, starting from the current situation of the development of Chak group through literature research method. Field investigation, PEST analysis, five forces model, SWOT analysis and other research methods and tools, analyzing the policy and market environment, the competition within the industry, and the enterprises have their own technology, resources, all aspects of management ability are analyzed and evaluated comprehensively. The advantages are mainly embodied in the company for a reasonable ownership structure, the higher the level of enterprise management, product cost advantage, industry visibility and market share, the main disadvantages include mainly the product structure is single, the domestic urea The capacity is saturated, profit per unit of product gradually narrowed, enterprise management being out of stock; the main opportunities including coal and other raw material prices continued to run low, rigid demand for urea products for a long time, the domestic fine chemicals demand continued to increase, the main threats are to enter the domestic large coal giant, and environmental protection carbon emission reduction pressure, petroleum and chemical products dominate. On the basis of comprehensive analysis, put forward the "coal joint Chak group, stable fertilizer transformation, upgrading and development strategy of diversified development, and proposed some suggestions and measures according to the specific development strategies include: to play the advantages of management, talent training, to broaden the financing channels, strengthen technological innovation, expand several business system, to enable enterprises to achieve transformation and development, green development and sustainable development.
