基于精益生产的JCH家具公司生产流程再造研究

【摘要】:家具是人们不可缺少的日常生活用品,与人们的生活息息相关。虽然中国的家具行业已经呈现出崭新的活力和面貌,但是中国家具行业中存在的问题是不容忽视的。在中国众多的家具制造企业中,外资家具企业的发展对整个家具制造业的发展有着重要影响。本文立足于一个外资家具制造企业——JCH公司,针对其面临的问题,运用精益生产的思想对其进行流程再造,对其发展有着重要的现实意义。本文旨在阐述流程再造与精益生产相关理论的一些理解,提出将精益生产的一些思想和方法与流程再造相结合,形成以精益生产为辅、流程再造为主的改善方法,有助于流程再造理论在企业改善中得到更有效、更全面地运用。在当前市场竞争激烈,家具市场形势普遍低迷的情况下,JCH公司生存空间受到挤压,生存压力越来越大。只有通过变革,才能求得生存和发展。本文通过了解JCH的内部环境和外部环境,发现JCH公司面临公司规模较小、资源短缺、现金流不足等实际问题。然而较长的生产周期是制约JCH公司生存和发展的关键。所以本文运用精益生产的思想和价值流程图对JCH公司的生产流程进行了分析和梳理,认为只有进行流程再造才能解决生产流程中的浪费和木工车间的布局不合理问题。对JCH公司流程再造的思路和方案,并已经将该方案在JCH公司投入实施,实施结果表明,基于精益生产的思想对JCH公司的生产流程进行再造是具有可操作性的,并帮助企业解决了生产过程中的难题。通过基于精益生产的思想对JCH公司的生产流程再造,一方面解决了JCH公司生产方面目前存在的问题,缩短了生产周期,提高了生产效率,进而降低了生产成本。另一方面还找到了JCH公司生产的瓶颈环节和次瓶颈工序,为JCH公司的持续改进提供了方向,对于其他外资家具企业的发展也具有借鉴意义。
[Abstract]:Furniture is an indispensable daily necessities, and closely related to people's lives. Although China's furniture industry has shown a new vitality and face, but the problems in the Chinese furniture industry can not be ignored. Among the many furniture manufacturing enterprises in China, the development of foreign furniture enterprises has an important impact on the development of the whole furniture manufacturing industry. This paper is based on JCH Company, a foreign-funded furniture manufacturing enterprise. Aiming at the problems it faces, it is of great practical significance for its development to reengineer its process by using the idea of lean production. The purpose of this paper is to expound some understanding of relevant theories of process reengineering and lean production, and to combine some ideas and methods of lean production with process reengineering to form an improvement method, which is supplemented by lean production and mainly by process reengineering. It is helpful for the theory of process reengineering to be applied more effectively and comprehensively in the process of enterprise improvement. At present the market competition is fierce and the situation of furniture market is generally in the doldrums. The survival space of JCH company is squeezed and the survival pressure is more and more great. Only through change can we survive and develop. By understanding the internal and external environment of JCH, this paper finds out that JCH Company is faced with some practical problems, such as small scale, shortage of resources, insufficient cash flow and so on. However, long production cycle is the key to the survival and development of JCH. Therefore, this paper analyzes and combs the production process of JCH Company by using the idea of lean production and value flow chart, and thinks that only through process reengineering can the waste of production process and the unreasonable layout of woodworking workshop be solved. The idea and scheme of JCH Company's process reengineering have been put into practice in JCH Company. The result shows that it is feasible to reengineer the production process of JCH Company based on lean production. And helps the enterprise to solve the difficult problem in the production process. On the one hand, the production process reengineering of JCH Company based on lean production theory solves the problems existing in the production of JCH Company at present, shortens the production cycle, improves the production efficiency, and then reduces the production cost. On the other hand, it also finds the bottleneck link and sub-bottleneck procedure of JCH production, which provides a direction for the continuous improvement of JCH company, and also has reference significance for the development of other foreign-funded furniture enterprises.
