AE机械集团外贸项目沟通管理改进研究

【摘要】:在AE机械集团外贸项目管理中,有众多的相关单位参与项目实施,内外部相关单位从十几家到几十家,甚至上百家,形成了比较复杂的项目管理组织系统。由于各个单位参与项目的人员较多,且各个层级都有,在信息的相关人员的筛选中,信息的编解码过程中以及信息传输方式的选择上往往会出现各种各样的问题,进而导致项目实施困难的局面。如何有效减少问题发生,提高沟通效率,确保项目顺利实施,是本文的关注的重点。在本文中,笔者基于美国项目管理知识体系PMBOK的沟通管理及干系人管理相关理论,围绕沟通模型理论,从沟通管理相关干系人的筛选、沟通信息的编译与解析、沟通方式的选择等环节,按图索骥,逐个环节分析重型机械企业外贸项目沟通管理出现的问题。从制度设计、组织结构设计、管理工具选择与运用等几个方面,针对出现的问题设计项目沟通管理方案,并小范围实施以检验沟通效果,进而最终提出一套行之有效的项目沟通管理方案。通过对BPZ项目工程设计的实施应用,验证了沟通改进措施的可行性和有效性。本文提出的改进措施对同行业同类项目在沟通管理方面具有一定借鉴价值和推广价值。
[Abstract]:In the foreign trade project management of AE Machinery Group, there are many related units involved in the project implementation. The internal and external related units from a dozen to dozens, or even hundreds, formed a more complex project management organization system. Because each unit participates in the project personnel more, and each level has, in the information related personnel selection, the information codec process and the information transmission way choice often will appear various kinds of problems, This will lead to the difficult implementation of the project. How to effectively reduce the occurrence of problems, improve communication efficiency, ensure the smooth implementation of the project, is the focus of this paper. In this paper, based on the theory of communication management and stakeholder management of American project management knowledge system (PMBOK), the author focuses on the theory of communication model, from the selection of relevant stakeholders in communication management, the compilation and analysis of communication information. The choice of communication mode, according to the clues to find, one by one analysis of heavy machinery enterprises foreign trade project communication management problems. From several aspects, such as system design, organization structure design, management tool selection and application, the project communication management scheme is designed to solve the problems, and implemented in a small scale to test the communication effect. Finally, a set of effective project communication management program is put forward. The feasibility and effectiveness of communication improvement measures are verified through the implementation of BPZ project engineering design. The improvement measures put forward in this paper can be used for reference and popularized in the communication management of the similar projects in the same industry.
