基于精益生产的高斯富公司生产过程质量改善研究

【摘要】:如何以经济的方法实现高效率、低成本、快速响应市场需求、保证产品质量稳定,以及获得综合效益的持续改善,是当今企业面临的共同课题。精益生产是一种以消除浪费和持续改善为核心,通过整体优化合理配置企业的现有的生产要素,使企业用最小的投入获得生产成本及产品品质显著改善的先进管理模式。从丰田生产方式诞生开始,精益生产模式经过50年的发展和实践,已经从最初的汽车行业扩展到越来越多的行业领域。如何结合企业实际,运用精益理论和工具,使精益生产管理模式真正助力企业发展是企业管理的重点和难点。首先,分析高斯富公司所在的组织蛋白生产行业市场、质量控制及生产管理现状,从中外精益生产实施中借鉴经验。其次,采用流程分析和因果分析等方法分析了高斯富公司现状,包括组织蛋白工艺特点、生产过程中影响产品质量因素、生产设备现状、现场管理状况,找出了高斯富组织蛋白生产车间存在的质量问题,指出了高斯富公司产品合格率低不仅仅是技术问题,而且是生产管理过程问题的集中表现。同时分析了高斯富公司实施的精益生产方式在提高产品合格率方面存在的问题。最后,依据上述分析结果制定了基于精益生产方式改善高斯富过程质量管理的实施方案及对策,旨在通过实施6S管理、优化生产布局和改善生产准备时间、全面实施TMP改善设备运行状况,改善生产计划安排,提升员工技能,达到改善过程质量控制水平,提高产品合格率的目的。
[Abstract]:How to achieve high efficiency, low cost, rapid response to market demand, guarantee product quality stability, and obtain the continuous improvement of comprehensive benefit are the common problems that enterprises are faced with nowadays. Lean production is a kind of advanced management mode, which takes elimination of waste and continuous improvement as the core, optimizes and reasonably allocates the existing production factors of the enterprise, and makes the enterprise obtain the production cost and product quality with the minimum input. Since the birth of Toyota production mode, lean production mode has expanded from the original automobile industry to more and more fields after 50 years of development and practice. How to use lean theory and tools to make lean production management mode really help enterprise development is the key and difficult point of enterprise management. Firstly, the paper analyzes the market, quality control and production management of Gao Si rich company, and draws lessons from the implementation of lean production at home and abroad. Secondly, using the methods of process analysis and causality analysis, the paper analyzes the current situation of Gao Si rich company, including the characteristics of tissue protein process, the factors that affect the product quality during the production process, the present situation of production equipment, the situation of site management, and so on. This paper finds out the quality problems existing in the Gao Si rich tissue protein production workshop, and points out that the low qualified rate of Gao Si rich products is not only a technical problem, but also a concentrated manifestation of the production management process. At the same time, the problems of lean production mode in improving the qualified rate of products implemented by Gao Si Rich Company are analyzed. Finally, according to the above analysis results, the implementation scheme and countermeasures of improving Gao Si rich process quality management based on lean production mode are established, aiming at optimizing production layout and improving production preparation time through implementing 6S management. Fully implement TMP to improve equipment operation, improve production planning, improve staff skills, improve process quality control level, and improve product qualification rate.
