JN造船集团管理人员培训课程体系设计

【摘要】:近几年世界经济复苏趋缓,国内经济面临下行压力,而航运和造船产能面临双过剩的不利局面,我国造船企业面对的竞争将日趋残酷。JN造船集团作为拥有近150年造船经验的大型国有企业,在一定程度上掌握着中国造船行业的发展方向,在这关键时期更需要准确判断、沉着应对、把握先机、争取主动。与此同时,我国造船企业正经历从粗放的造船模式向现代化、数字化造船模式的转型时期。作为百年老厂,管理人员队伍中传统业务型管理人员比例很高,难以应对企业转型升级。因此,企业亟需改变管理人员的知识结构,打造一支素质优、经验足,转型意识能力兼备的管理人员队伍,管理人员能力重塑的重要性和紧迫性日益提升。本文的研究正是围绕这一问题展开。通过对培训档案的分析和对管理人员的大规模问卷调研,发现了JN造船集团在培训,特别是培训课程设置方面存在的问题。在重新设计管理人员培训课程体系的过程中,需要了解管理人员队伍的胜任特征现状、可能存在的问题以及与胜任标准的差距。因此,研究引入了胜任力模型的概念,并通过问卷调查、行为事件访谈等方法构建了JN造船集团不同管理岗位的胜任素质模型。本文的研究重点在于在胜任力模型的基础上对管理人员课程的设计和课程体系的构建。同时,针对大多数企业可能存在的行业或企业内部核心知识难以传承和发展、知识管理的现代化手段不足等问题,文章将内部培训师资队伍的建设和培训课程及培训管理的信息化作为重点策略进行了研究。
[Abstract]:In recent years, the world economic recovery has slowed down, the domestic economy is under downward pressure, and shipping and shipbuilding capacity is facing a double surplus. The competition faced by Chinese shipbuilding enterprises will be increasingly cruel. JN shipbuilding group, as a large state-owned enterprise with nearly 150 years of shipbuilding experience, to a certain extent, controls the development direction of China's shipbuilding industry. In this critical period, it is even more necessary to judge accurately. Calm response, grasp the first opportunity, strive for initiative. At the same time, Chinese shipbuilding enterprises are undergoing a period of transition from extensive shipbuilding mode to modern and digital shipbuilding mode. As a century-old factory, the proportion of traditional business managers in the management team is very high, so it is difficult to cope with the transformation and upgrading of enterprises. Therefore, it is urgent for enterprises to change the knowledge structure of managers, to create a contingent of managers with excellent quality, sufficient experience and the ability to transform consciousness. The importance and urgency of remolding the ability of managers is increasingly enhanced. This paper focuses on this issue. Based on the analysis of training files and the investigation of large-scale questionnaire to managers, the problems of JN Shipbuilding Group in training, especially in training courses are found. In the process of redesigning the training course system for managers, it is necessary to understand the status quo of the competency of the management team, the possible problems and the gap with the competency standards. Therefore, the concept of competency model is introduced, and the competency model of different management positions in JN shipbuilding group is constructed by means of questionnaire survey, behavior event interview and so on. This paper focuses on the curriculum design and curriculum system construction on the basis of competency model. At the same time, in view of the problems that may exist in most enterprises, such as the difficulty of inheriting and developing the core knowledge in the industry or enterprise, the lack of modern means of knowledge management and so on, This paper focuses on the construction of internal training faculty and the informatization of training courses and training management.
