J农机制造公司的供应商产能管理

【摘要】:当前,随着国家把农机行业定位成国家战略行业,农机设备制造行业的竞争变得格外激烈。而农机行业存在明显的淡、,旺季,如何保证旺季的稳定供货,供应商的产能管理就是其中一个不可忽略的重要问题。当前,大多数文献对于供应链管理或者供应商管理研究都很多,而真正去关注于供应商管理中的产能研究的可以说是少之又少。如何在产品开发前期识别和规避供应商潜在的产能风险以及在产品量产后通过提升和管理供应商的产能,更好的在旺季到来前有针对性的解决产能问题是农机制造行业的焦点问题。本文以全球知名的J农机设备制造公司为例,分析探讨了如何识别供应商产能潜在风险,最主要的是通过解决产能问题的有效对策来不断的提升供应商的管理水平,其中包括通过OFRA在产品开发前期识别供应商的潜在产能风险,VSM和SCP在供应商产品量产过程中如何管理和提升供应商的综合管理水平,并最终使得供应商在库存策略,订单计划策略,产能规划策略方面都得到提升,从而不断优化供应商资源,从而增加企业对于供应商产能问题的重视,提升供应商的管理水平。本文首先介绍了国内农机制造行业的背景,及近年来国内农机制造行业的发展和市场份额的变化趋势,引出产能管理的意义和对J公司的重要性,同时也介绍了产能管理的理论基础及在产能管理中所涉及的一些名词概念。其次,通过介绍J公司的供应链的组织架构,国内的供应商资源状况及,未来的发展战略,以及当前的产能管理工具的应用状况和供应商产能管理办法等,并通过运用SWOT分析方法引出了J公司当前产能管理方面存在的问题,及解决问题的方向等。,最后通过实例列剖析了如何通过OFRA,VSM和SCP这两三大工具的应用来更好的解决J公司供应商产能问题,为公司的运营及不断提高客户满意度保驾护航。
[Abstract]:At present, with the country positioning agricultural machinery industry as national strategic industry, the competition of agricultural machinery manufacturing industry becomes particularly fierce. The agricultural machinery industry has obvious weak, peak season, how to ensure the stable supply of peak season, supplier capacity management is one of the important problems that can not be ignored. At present, there are a lot of researches on supply chain management or supplier management in most literatures, but the research on capacity in supplier management is rare. How to identify and avoid potential capacity risks of suppliers in the early stages of product development, and how to upgrade and manage supplier capacity after mass production, Better before the peak season to solve the problem of production capacity is the focus of the agricultural machinery industry. Taking J Agricultural Machinery equipment Manufacturing Company as an example, this paper analyzes and discusses how to identify the potential risks of suppliers' capacity, the most important thing is to improve the management level of suppliers through effective countermeasures to solve the problem of production capacity. It includes how to identify the potential capacity risk of suppliers in the early stage of product development through OFRA and how to manage and improve the integrated management level of suppliers in the process of mass production of suppliers, and finally make the supplier inventory strategy. The order planning strategy and capacity planning strategy are improved to optimize the supplier resources, so as to increase the attention of the enterprise to the supplier capacity problem, and improve the management level of the supplier. This paper first introduces the background of domestic agricultural machinery manufacturing industry, the development of domestic agricultural machinery manufacturing industry and the changing trend of market share in recent years, which leads to the significance of capacity management and its importance to J Company. At the same time, it also introduces the theoretical basis of capacity management and some noun concepts involved in capacity management. Secondly, by introducing the organizational structure of J Company's supply chain, the status of domestic suppliers' resources and the future development strategy, as well as the current application of capacity management tools and supplier capacity management methods, etc. And through the use of SWOT analysis method leads to the J company's current production capacity management problems, Finally, the author analyzes how to use OFRA,VSM and SCP as two or three tools to solve the problem of J company's supplier capacity better, which can protect the company's operation and customer satisfaction.
