ZHKJ公司触点座生产流程再造研究

【摘要】：本文以ZHKJ公司承担的“专用设备”零部件触点座生产为研究对象,分析了全球经济一体化和工业4.0背景下中国制造业面临的困境,介绍了国外先进的管理理论和企业实践的研究成果,以及雾霾肆孽的大环境下大力发展以核电为代表的清洁能源作为化石能源替代品的必要性,阐述了中国核电发展的远景目标以及核燃料领域面临的良好发展机遇,在此基础上提出处于核燃料领域的ZHKJ公司面临着难得的发展机遇,论证了ZHKJ公司在精益管理思想指导下进行业务流程再造的可行性。本文论述了业务流程再造理论基本内涵、发展历程、应用原则和实施方法,提出了用层次分析法结合专家评分法作为业务流程再造的综合评价方法的理论创新。本文对ZHKJ公司触点座生产业务流程中存在的问题运用鱼骨图法进行了分析,确定在采购、制造和供货三个方面进行业务流程再造,详细描述了三个业务流程。运用精益管理的原则对触点座业务流程进行了分析,结合业务流程再造的理论方法和原则对三个流程进行了再造设计,接着运用层次分析法结合专家评分法对流程再造效果进行了综合评价,评价结果表明ZHKJ公司触点座生产流程再造是成功的。ZHKJ公司触点座生产流程再造的成功实践,验证了在精益管理思想指导下开展渐进性的开展局部业务流程再造的可行性。哈默提出业务流程再造应该是“彻底性的”,但在具体企业实践中往往是难以顺利实施的,这也恰恰是哈默坚持的业务流程再造成功率不高的原因之一,因此本文提出实施业务流程再造应结合企业的文化特色,尽量采用“渐进式”的方式。
[Abstract]:In this paper, taking the "special equipment" component contact seat production undertaken by ZHKJ Company as the research object, this paper analyzes the difficulties faced by China's manufacturing industry under the background of global economic integration and industry 4.0. This paper introduces the research results of advanced management theory and enterprise practice abroad, and the necessity of vigorously developing clean energy represented by nuclear power as a substitute for fossil energy under the environment of haze. The long-term goal of nuclear power development in China and the good development opportunities in the nuclear fuel field are expounded. On the basis of this, it is pointed out that the ZHKJ company in the nuclear fuel field is facing a rare development opportunity. The feasibility of ZHKJ business process reengineering under the guidance of lean management is demonstrated. This paper discusses the basic connotation, development course, application principle and implementation method of BPR theory, and puts forward the theoretical innovation of using AHP combined with expert score method as the comprehensive evaluation method of BPR. In this paper, the problems existing in the contact seat production process of ZHKJ Company are analyzed by using the fish bone chart method, and the business process reengineering is determined in three aspects of purchasing, manufacturing and supply, and the three business processes are described in detail. Based on the lean management principle, the contact seat business process is analyzed, and the three processes are redesigned in combination with the theory and principle of business process reengineering (BPR). The results show that the contact seat process reengineering of ZHKJ Company is successful. The successful practice of ZHKJ contact seat production process Reengineering. It verifies the feasibility of local business process reengineering under the guidance of lean management. Hammer put forward that BPR should be "thorough", but it is often difficult to implement smoothly in the practice of specific enterprises, which is precisely one of the reasons why Hammer insists that the success rate of BPR is not high. Therefore, this paper puts forward that the implementation of business process reengineering should be combined with the cultural characteristics of the enterprise and adopt the "gradual" approach as far as possible.
