进度管理在数字音频编解码系统研发项目中的应用

【摘要】:我国数字电视产业近年来发展迅速,在国家相关部门的支持下一批自主知识产权的数字电视核心技术被确定为国家标准,DRA (Digital Rise Audio,多声道数字音频编解码技术)作为国家数字音频标准已完全打破国外音频技术标准的垄断地位,对我国数字电视产业的健康发展奠定了良好基础。此先进技术的产业化,响应国家号召提升我国数字音视频产业的自主创新能力和核心竞争力,从而研发出我国完全自主知识产权的数字音频编解码系统,是产业化中至关重要的一项环节。然而仅依靠企业管理人员的经验不能高效的将先进技术转化为先进产品从而带来更好的经济效益,那么企业就迫切需要将现代项目管理理论引入新系统研发项目中提高核心竞争力。 本论文的研究围绕解决以上问题展开,通过数字音频编解码系统研发项目,利用进度管理理论针对缩短研发上市销售周期,控制研发进度,保证新系统研发效率等方面进行了深入的研究。首先,论述项目管理及研发项目管理自身特点,深入研究项目进度管理理论、步骤、技术方法和工具。然后利用进度计划和进度控制的基础理论和方法技术,应用于数字音频编解码系统研发项目中,采用工作分解结构法定义项目工作内容,按照逻辑关系和组织关系进行工作排序,运用专家判断法分配资源和估算项目工作单元持续时间,使用关键路径法确定项目关键路径和项目总工期,绘制出项目网络计划图,从而制定出原始的新系统研发项目进度计划,利用工期优化法对网络计划进行优化,最终形成符合工期要求的项目进度计划。在接下来的项目实施过程中采用动态控制原理对项目实施过程采用动态循环的控制方法,针对产生的偏差进行识别和分析,继而采取有效的措施进行纠偏,调整后的计划始终在进度范围内。最后总结全文,提出了不足和下一步研究方向。 经过项目实际操作和分析,确实实现了优化计划工期比原计划工期大幅缩短,证明了本文对数字音频编解码系统研发项目进度管理研究成果确实有效,同时改变了本企业粗犷的运用项目管理方法的尴尬境地。希望本论文的研究成果可以为企业研发项目的进度管理提供有益的启示,为今后其他研发项目提供参考依据,也能为同行业企业的研发项目管理提供借鉴。
[Abstract]:China's digital television industry has developed rapidly in recent years. Under the support of the relevant departments of the state, the core technology of digital TV with independent intellectual property rights has been established as the national standard for DRA digital Rise Audio (multi-channel digital audio coding and decoding technology), which has completely broken the national digital audio standard. The monopoly of audio technical standards, It has laid a good foundation for the healthy development of China's digital television industry. The industrialization of this advanced technology, in response to the national call to enhance the independent innovation capability and core competitiveness of our digital audio and video industry, has developed a digital audio coding and decoding system with complete independent intellectual property rights in our country. It is a crucial link in industrialization. However, relying on the experience of enterprise management personnel alone can not efficiently transform advanced technology into advanced products and bring better economic benefits. So enterprises urgently need to introduce modern project management theory into new system R & D projects to improve core competitiveness. This paper focuses on solving the above problems, through the digital audio codec system R & D project, using the progress management theory to shorten the marketing cycle of R & D, control the progress of R & D, To ensure the efficiency of research and development of the new system and other aspects of in-depth research. Firstly, it discusses the characteristics of project management and R & D project management, and deeply studies the theory, steps, technical methods and tools of project schedule management. Then, using the basic theory and method technology of schedule planning and schedule control, it is applied to the research and development project of digital audio codec system, and the work content of the project is defined by the method of work decomposition structure. According to the logical relation and organization relation, the work order is carried out. The expert judgment method is used to allocate resources and estimate the duration of the project work unit, the critical path method is used to determine the critical path of the project and the total duration of the project, and the project network plan is drawn. Thus, the original schedule of the new system R & D project is worked out, and the network plan is optimized by using the method of time limit optimization, and the project schedule that meets the requirements of the project duration is finally formed. In the following project implementation process, the dynamic control principle is adopted to control the project implementation process, and the dynamic cycle control method is used to identify and analyze the resulting deviation, and then take effective measures to correct the deviation. The adjusted plan is always within schedule. Finally, the paper summarizes the full text, and puts forward the deficiency and the next research direction. Through the actual operation and analysis of the project, the optimized project duration is greatly shortened than the original one, which proves that this paper is effective in the research of the progress management of the digital audio codec system R & D project. At the same time, it has changed the awkward situation of the rough application of project management methods. It is hoped that the research results of this paper can provide useful inspiration for enterprise R & D project schedule management, provide reference for other R & D projects in the future, and also provide reference for R & D project management of enterprises in the same industry.
