【摘要】:YT担保公司成立于2007年11月,在北京属于中等规模的商业性担保公司。经过多年的运营,公司的规模不断扩大,注册资金增至1亿元人民币,实现了“效益优先、安全优先”的企业目标。在发展过程中,YT担保公司出现了企业管理不规范、经营风险过大等问题,这些问题妨碍了YT担保公司的顺利发展。面对广阔的中小企业市场和竞争激烈的担保行业,如何把握机遇,从自身出发,确定公司将来的方向,制定正确的企业竞争战略,取得行业竞争优势,是YT担保公司发展过程中的当务之急。 战略是对企业长远发展的全局性谋划。面对复杂的环境和巨大的发展压力,YT担保公司作为中小型商业性担保机构,制定科学的企业竞争战略并加强战略管理是十分重要的。本文主要从竞争战略方面来探讨YT担保投资有限公司(以下简称YT担保公司)在未来发展中应该采取的战略。 文章运用企业战略、竞争战略、经济、管理有关理论的分析方法和工具,对YT担保公司进行分析,并对具体竞争战略进行选择,提出公司应当采用总成本领先的竞争战略,并就该战略探讨相应实现路径。 首先,论文对YT担保公司所处的宏观环境和担保行业环境进行分析。在宏观环境分析中,对YT担保公司面临的政治法律、经济等宏观环境进行了分析。在行业环境分析中,对担保行业的发展现状和竞争现状进行研究,并通过波特的五力模型,对行业内现有企业竞争者、新加入者、替代品、购买者及供应商进行了详细分析。得出结论是:担保行业内的各担保机构之间的竞争比较激烈,潜在竞争者不断涌入,供应商的谈判能力极其强势,同时替代品进入的威胁较大。总体而言,担保行业竞争环境激烈,担保行业的外部环境十分不利。 其次,结合YT担保公司的基本情况,分析了公司内部基本资源和价值链现状,总结企业现有的优势和劣势、以及外部的机遇和威胁,运用SWOT分析及战略矩阵等分析方法进行综合分析,得出公司应当采用WO战略(扭转型战略),并得出公司适合采用总成本领先的竞争战略。 最后,为保障该竞争战略的有效推进,在对企业战略分析的基础上,探究了YT担保公司的战略实施和保障措施。在战略的实施中,通过优化企业经营管理模式、建立高效的组织结构、加强担保风险控制、建立内控制度、完善人力资源管理、锻造企业文化等措施,保障YT担保公司竞争战略顺利实施。 图9幅,表5个,参考文献26篇。
[Abstract]:YT guarantee Company was founded in November 2007 and is a medium-sized commercial guarantee company in Beijing. After many years of operation, the company's scale has been expanding, the registered capital to 100 million yuan. The enterprise goal of "benefit first, safety first" has been realized. In the process of development, some problems such as non-standard enterprise management and excessive management risk have appeared in YT guarantee company. These problems hinder the smooth development of YT guarantee company. Facing the vast market of small and medium-sized enterprises and the fierce competition of guarantee industry, how to grasp the opportunity, from their own, determine the future direction of the company. It is urgent for YT guarantee company to make the correct competitive strategy and gain the competitive advantage. Strategy is the overall plan for the long-term development of enterprises. Facing the complex environment and huge development pressure YT guarantee company as a small and medium-sized commercial guarantee organization. It is very important to formulate scientific competitive strategy and strengthen strategic management. This paper mainly discusses YT guarantee Investment Co., Ltd (YT guarantee Company) from the aspect of competition strategy. The strategy to be adopted in future development. This paper uses the analysis methods and tools of enterprise strategy, competition strategy, economy and management theory to analyze YT guarantee company and choose the specific competitive strategy. The paper puts forward that the company should adopt the competitive strategy of total cost leading, and discusses the corresponding realization path of the strategy. First of all, the thesis analyzes the macro environment and the guarantee industry environment of YT guarantee company. In the macro environment analysis, the political law of YT guarantee company is analyzed. In the analysis of the industry environment, the author studies the current situation of the development and competition of the guarantee industry, and through Porter's five-force model, to the existing enterprise competitors, new entrants in the industry. The alternatives, buyers and suppliers are analyzed in detail. The conclusion is that the competition among the guarantee agencies in the guarantee industry is more intense, the potential competitors are constantly coming in, and the negotiating power of the suppliers is extremely strong. In general, the competitive environment of the guarantee industry is fierce, and the external environment of the guarantee industry is very unfavorable. Secondly, combined with the basic situation of YT guarantee company, this paper analyzes the status of internal basic resources and value chain, summarizes the existing strengths and weaknesses of enterprises, as well as external opportunities and threats. By using the methods of SWOT analysis and strategic matrix analysis, the author draws the conclusion that the company should adopt the WO strategy (twisting strategy), and that the company is suitable to adopt the competitive strategy with the leading total cost. Finally, in order to ensure the effective promotion of the competitive strategy, on the basis of the analysis of the enterprise strategy, this paper probes into the strategic implementation and safeguard measures of YT guarantee company, and in the implementation of the strategy. Through the optimization of enterprise management mode, the establishment of an efficient organizational structure, strengthen the guarantee risk control, the establishment of internal control system, improve human resources management, forging corporate culture and other measures. To ensure the smooth implementation of YT guarantee company's competitive strategy. There are 9 figures, 5 tables and 26 references.
